Overview

Topic: Making charts that communicate rather than decorate
Covers: Choosing a chart type, design principles, common distortions, and figure conventions
Use: Presenting a finding visually when a picture communicates better than a table
Level: Doctoral business research
By: Saif Alghamdi

A chart exists to make a pattern visible that a table would obscure. That is its only justification, and it settles two questions at once: whether to make a chart at all, and what kind to make.

The first question is asked too rarely. A chart is not automatically better than a table. Tables are better for exact values, for a small number of numbers, and for anything a reader will want to read off precisely. Charts are better for patterns, for comparisons across many categories, for change over time, and for distributions. Four means and their standard deviations belong in a sentence or a small table; the same means across twelve departments belong in a chart.

The second question follows from the purpose. Every chart type is built to show one kind of relationship well, and the most common failure in student work is choosing a chart type because the software offered it rather than because it matches the comparison being made.

Underlying both is one principle that governs everything else: the chart should make the intended comparison the easiest thing to see. A reader should not have to work out what to compare. If they do, the chart has failed regardless of how much information it contains.

This framework covers choosing a chart type from the purpose, the design principles that make a chart readable, the distortions that mislead readers, and the conventions for figures in a thesis. It is my own synthesis, written in my own words and grounded in recognized scholarship.

Note: Write the sentence the chart is meant to support before making the chart. If you cannot write it, the chart has no purpose yet, and a chart without a purpose is decoration that a reader has to process anyway.

Two

Choosing a Chart Type

The purpose chooses the chart. Six purposes cover almost everything in business research, and each has a type that is built for it.

1Comparison across categoriesbar chart, horizontal when labels are long2Change over timeline chart, with time on the horizontal axis3Relationship between two variablesscatterplot, with a fitted line if justified4Distribution of one variablehistogram, or a boxplot to compare groups5Composition of a wholestacked bar; almost never a pie chart6Model resultscoefficient plot with confidence intervalssix purposes, six chart types; the purpose chooses, never the software default

Comparison across categories uses a bar chart, with bars starting at zero because the reader compares their lengths. Where category labels are long, which they usually are in business research, use horizontal bars so the labels are readable. Order the bars by value rather than alphabetically unless the categories have a natural order, since sorting by value is what makes the comparison immediate.

Change over time uses a line chart with time on the horizontal axis. Lines imply continuity between points, which is why a line chart is wrong for unordered categories: connecting departments with a line suggests a progression that does not exist.

A relationship between two continuous variables uses a scatterplot, and it should be produced during analysis rather than only for presentation, since it reveals curvature, clustering, and influential points that a correlation coefficient conceals. Add a fitted line only when a linear model is what you are claiming.

A distribution uses a histogram for one variable and a boxplot for comparing distributions across groups. The boxplot is underused in business theses and is the single best chart for showing that two groups have similar means and very different spreads, which is a finding a bar chart of means cannot display at all.

Composition uses a stacked bar chart. Pie charts should be avoided in a thesis: humans compare angles poorly, they cannot be read precisely, they fail with more than about four categories, and everything they do is done better by a bar chart. The one defensible use is a single proportion in a presentation, and even there a number in large type is usually better.

Model results can be shown as a coefficient plot: each predictor a point with its confidence interval as a horizontal line, and a vertical line at zero. This communicates a regression far faster than a table for an audience, though the table remains necessary in the thesis for exact values.

Note: Two charts of the same data in different forms is a signal that you have not decided what the point is. Decide the sentence, then choose the one chart that supports it.

Three

Design Principles

Good charts are mostly the result of removing things. Five principles cover almost all of it.

Data inkevery mark that carries information thereader needsDecorationgridlines, shadows, gradients, andthree-dimensional effectsthe goal is that only the data is visibleremove anything that would not be missed, then remove a little more

Remove everything that does not carry information. Gridlines, backgrounds, borders, shadows, gradients, and three-dimensional effects all add visual noise and none adds meaning. Three-dimensional bars are worse than noise: they distort the comparison, because the reader cannot tell whether to read the front or the back of a bar. Default software charts arrive with several of these, and deleting them is usually the first and largest improvement available.

Label directly rather than through a legend. A legend forces the reader to look back and forth between the key and the data, and every such movement costs attention. Where a chart has three or four lines, put each label at the end of its line. Reserve legends for cases with too many series to label directly, which are usually cases where the chart is too complex anyway.

Use colour to carry meaning, not to fill space. If the categories have no meaningful difference, use one colour. If one category is the focus, colour it and grey the rest, which is the single most effective technique for directing attention. Check that the chart works in greyscale, since theses are printed, and check that it works for readers with colour vision deficiency, which rules out red-green contrasts as the only distinction.

Start bar charts at zero. The length of a bar is what the reader compares, so a truncated axis exaggerates differences and is the most common distortion in business presentations. Line charts do not have this constraint, since the reader compares slopes rather than lengths, and truncating a line chart's axis to show variation is legitimate provided the axis is clearly labelled.

Order categories meaningfully. By value for comparisons, by time for series, by the natural order where one exists. Alphabetical order is meaningful only when the reader will look up a specific category, which in a results chapter is rare.

One further habit improves nearly every chart: put the point in the title. A title reading Satisfaction is lowest in operations tells the reader what to see; a title reading Mean satisfaction by department makes them find it. In a thesis, where figure captions are conventionally descriptive, put the descriptive caption below and state the point in the text sentence that introduces the figure.

Note: Show a draft chart to someone unfamiliar with the data and ask what it shows. If they describe something other than your intended point, redesign rather than explain, because the explanation will not be available to your readers.

Four

Distortions to Avoid

Some chart choices mislead readers even when every number in them is correct. Most are made unintentionally, by accepting a software default.

DistortionWhat it doesFix
Truncated bar axisExaggerates small differencesStart bars at zero, always
Three-dimensional effectsMakes lengths and areas unreadableUse flat two-dimensional charts
Inconsistent axes across chartsInvites comparisons the scales do not supportUse the same scale when charts will be compared
Area scaled by one dimensionDoubling a radius quadruples the apparent valueAvoid bubble sizing, or scale by area explicitly
Dual vertical axesAny relationship can be manufactured by rescalingUse two charts stacked with a shared time axis
Missing data plotted as zeroTurns absence into a valueBreak the line and note the gap
Cherry-picked rangeA selected window shows a trend the full series does notPlot the full available period, or justify the window

Dual axes deserve the strongest warning because they look sophisticated and are almost always misleading. Plotting two series against two independently scaled vertical axes lets you produce apparent co-movement between any two series by choosing the scales, and a reader has no way to judge whether the alignment means anything. Where two series must be compared, either index both to a common base or use two panels sharing a horizontal axis.

Truncated axes are the most common and the easiest to fix. A bar chart of means from 3.8 to 4.1 on a scale starting at 3.7 makes a trivial difference look dramatic. If the difference is too small to see on a full axis, the honest conclusion is that the difference is small, and that conclusion belongs in the text rather than being visually manufactured.

Two further practices matter for honesty rather than for design. Show uncertainty where it exists: error bars on group means, or a shaded interval around a fitted line, communicate that estimates are imprecise, and their absence implies a precision the data do not have. Where you use error bars, state in the caption what they represent, since standard deviations, standard errors, and confidence intervals look identical and mean different things.

And plot the data, not only the summary. A bar chart of two group means hides everything about the distributions; a boxplot or a plot showing individual points alongside the summary shows the reader what the means are summarising. In small samples, showing the individual points is both more honest and more informative than any summary.

Note: Every distortion in the table above can be produced by accepting a default. Look at each chart and ask what a sceptical reader would object to, since defaults are chosen for appearance rather than for accuracy.

Five

Figure Conventions in a Thesis

Figures in a thesis follow conventions that differ from those in a presentation, and following them is part of the mechanical correctness an examiner checks.

Number and caption every figure. Numbering runs sequentially, usually by chapter, and the caption goes below the figure, unlike a table caption which conventionally goes above. The caption is descriptive rather than argumentative: Mean job satisfaction by department, with 95 percent confidence intervals. The point the figure makes goes in the text.

Reference every figure in the text before it appears, in the form as Figure 4.2 shows, or with the reference in parentheses. A figure nobody points at is a figure the reader does not know how to use. And ensure the figure appears after the sentence that first mentions it, never before.

Make each figure readable at print size, which is smaller than the screen you designed it on. Ten-point text on a full-width figure is at the limit; anything smaller disappears. Print a page and look at it, since this catches problems that are invisible while zoomed in.

Cite the source when the figure is not your own. A figure reproduced from a published source needs a citation and often permission, and a figure you built from someone else's data needs a note stating that. Your own figures need no source note, and their absence is how a reader knows the figure is yours.

Keep figure style consistent across the thesis: the same fonts, the same colour treatment, the same axis conventions. A chapter where every chart looks different reads as assembled rather than written, and consistency costs nothing if the style is decided once at the start.

Two closing judgements. Use fewer figures than you are tempted to. Three or four well-chosen figures in a results chapter communicate more than twelve, because each additional one dilutes attention and the reader stops examining them carefully. Every figure should earn its place by making a specific point that a table or a sentence would make worse.

And make the figures during analysis, not after. Charts built to explore data are how you notice a curved relationship, a bimodal distribution, or an influential outlier, and the ones worth presenting are usually a cleaned-up version of a chart you made while thinking. A chart produced at the end, purely to illustrate a conclusion already reached, is decoration by construction.

Bottom line: make a chart only when a picture shows a pattern a table would obscure, and let the purpose choose the type: bars for categories, lines for time, scatterplots for relationships, histograms and boxplots for distributions, stacked bars for composition, and coefficient plots for models. Never use pie charts or dual axes. Remove everything that carries no information, label directly, use colour for meaning, and start bars at zero. Show uncertainty, plot the data rather than only the summary, caption below and reference in the text, and use fewer figures than you are tempted to.
