Foundations of Managerial Accounting

Accounting is the system that measures, records, classifies, and communicates economic information to support decisions. Accounting information matters because it lets stakeholders, owners, lenders, regulators, and above all managers, evaluate performance, judge financial position, and allocate scarce resources to their best use. Managerial accounting is the branch that serves managers inside the organization at every level, providing the tailored, timely information they need for their core activities, rather than the standardized reports outsiders receive.

The basic activities of management

Managerial accounting exists to support three continuous management activities, and each draws on a different kind of accounting information:

  • Planning: setting goals and identifying the means to reach them, then translating those goals into quantified budgets and forecasts that give the organization a roadmap for the period ahead.
  • Control: monitoring execution by comparing actual results against the plan, isolating the variances, investigating their causes, and acting to correct them, so that performance stays on track.
  • Decision-making: choosing among competing alternatives (what to make, what to price, what to invest in) using relevant, forward-looking information that distinguishes one option from another.

These three are not separate stages but a loop: plans set the standard, control measures against it, and the resulting information feeds the next round of decisions and plans.

المحاسبة نظام يقيس ويسجّل ويصنّف ويوصّل المعلومات الاقتصادية لدعم القرارات. وتهمّ المعلومات المحاسبية لأنها تتيح لأصحاب المصلحة، المُلّاك والمقرضين والجهات الرقابية وقبلهم المديرين، تقييمَ الأداء والحكم على المركز المالي وتخصيص الموارد الشحيحة لأفضل استخدام. والمحاسبة الإدارية هي الفرع الذي يخدم المديرين داخل المنظمة على كل المستويات، بتوفير معلومات مخصّصة وفي وقتها لأنشطتهم الأساسية، لا التقارير النمطية التي يتلقّاها الخارج.

الأنشطة الأساسية للإدارة

توجد المحاسبة الإدارية لدعم ثلاثة أنشطة إدارية مستمرة، ويستند كلٌّ منها إلى نوع مختلف من المعلومات المحاسبية:

  • التخطيط: وضع الأهداف وتحديد وسائل بلوغها، ثم ترجمتها إلى موازنات وتنبؤات مُكمَّمة تمنح المنظمة خارطة طريق للفترة القادمة.
  • الرقابة: متابعة التنفيذ بمقارنة النتائج الفعلية بالخطة، وعزل الانحرافات، وبحث أسبابها، والتصرّف لتصحيحها، فيبقى الأداء على مساره.
  • اتخاذ القرار: الاختيار بين بدائل متنافسة (ماذا نُنتج، وبأي سعر، وفيمَ نستثمر) باستخدام معلومات ملائمة استشرافية تميّز خيارًا عن آخر.

وهذه الثلاثة ليست مراحل منفصلة بل حلقة: الخطط تضع المعيار، والرقابة تقيس عليه، والمعلومات الناتجة تغذّي الجولة التالية من القرارات والخطط.

Cost Concepts, Terms & Classification

Cost is "a sacrifice of economic value to obtain a good or service in the present or future." A cost system typically determines cost in two stages: accumulating costs by classification, then assigning them to cost objects, either by tracing accumulated costs to cost units or by allocating them.

Cost versus expense

Cost is the quantity of resources used, consumed, or sacrificed to produce a good or perform a service. Expense is the quantity of resources used or consumed in a given accounting period to generate revenue. Confusing the two distorts both product costing and income measurement.

Classifying costs

The same pool of costs can be sliced several ways, and each classification answers a different managerial question:

  • By behavior: variable costs change in total in proportion to activity (more units, more direct material); fixed costs stay constant in total regardless of activity within a relevant range (factory rent); mixed (semi-variable) costs contain both a fixed and a variable element and must be split before they can be used in planning.
  • By traceability: direct costs can be traced conveniently and economically to a single product or job (the wood in a table); indirect costs are shared across products and must be allocated (the factory supervisor's salary).
  • By timing of charge to revenue: product costs enter the product, attach to inventory, and are expensed only when the product is sold, driven mainly by production; period costs are incurred with the passage of time regardless of whether anything is produced, such as factory rent and machine depreciation, and are expensed in the period incurred.
  • By decision relevance: the differential (incremental) cost is the change in cost from choosing one alternative over another, it is usually a future cost and is not always fixed or variable, and it differs from analysis to analysis; the sunk cost has already been incurred and cannot be changed by any current or future decision, so it is never relevant; the opportunity cost is the benefit forgone by not choosing the best alternative, a cost that never appears in the accounting records but is central to good decisions.

Separating mixed costs: the high-low method

The high-low method uses cost observations at two points, the highest activity and the lowest. The variable cost per unit of activity (the rate of change) is:

Rate of change = (Highest cost − Lowest cost) ÷ (Highest activity − Lowest activity)

Fixed cost is then found by subtracting the variable element from total cost at any activity level, using the cost line:

Y = a + bX   (Y = total cost, a = total fixed cost, b = variable cost per unit, X = activity level)

Worked example: at the highest activity (16,000 machine hours) total cost is 14,700 riyals; at the lowest (10,000 hours) it is 11,100 riyals. The change is 3,600 riyals over 6,000 hours, so the rate of change is 3,600 ÷ 6,000 = 0.6 riyal per machine hour. Fixed cost: 14,700 = a + (0.6 × 16,000), so a = 14,700 − 9,600 = 5,100 riyals.

Why classification matters: the same riyal of cost behaves differently depending on the question. A cost that is irrelevant for one decision (a sunk cost) is central to another (an opportunity cost). Classifying correctly is the first act of managerial analysis.

مفاهيم التكلفة ومصطلحاتها وتبويبها

التكلفة «تضحية ذات قيمة اقتصادية للحصول على سلعة أو خدمة في الحاضر أو المستقبل». ويحدّد نظام التكاليف التكلفةَ عادةً في مرحلتين: تجميع التكاليف حسب التصنيف، ثم تعيينها لأغراض التكلفة، إما بـتتبّع المجمَّع منها لوحدات التكلفة أو بـتخصيصه.

التكلفة مقابل المصروف

التكلفة كمية الموارد التي تُستخدم أو تُستهلك أو يُضحّى بها لإنتاج سلعة أو تأدية خدمة. والمصروف كمية الموارد التي استُخدمت أو استُهلكت في فترة محاسبية معينة في سبيل تحقيق الإيراد. والخلط بينهما يشوّه تكلفة المنتج وقياس الدخل معًا.

تصنيف التكاليف

يمكن تقطيع مجموعة التكاليف نفسها بطرق عدة، وكل تصنيف يجيب عن سؤال إداري مختلف:

  • حسب السلوك: المتغيرة تتغير في مجملها بتناسب مع النشاط (وحدات أكثر، مواد مباشرة أكثر)؛ والثابتة تبقى ثابتة في مجملها مهما تغيّر النشاط ضمن المدى الملائم (إيجار المصنع)؛ والمختلطة (شبه المتغيرة) تجمع عنصرًا ثابتًا وآخر متغيرًا ويجب فصلها قبل استخدامها في التخطيط.
  • حسب إمكانية التتبّع: المباشرة تُتتبَّع بسهولة واقتصاديًّا لمنتج أو أمر واحد (خشب الطاولة)؛ وغير المباشرة مشتركة بين المنتجات ويجب تخصيصها (راتب مشرف المصنع).
  • حسب توقيت التحميل على الإيرادات: تكاليف إنتاج تدخل في المنتج وتلتصق بالمخزون ولا تُصرَف إلا حين بيع المنتج، والسبب الرئيسي في تحمّلها الإنتاج؛ وتكاليف فترة يرتبط إنفاقها بمرور الوقت بغض النظر عن وجود إنتاج، كإيجار المصنع واستهلاك الآلات، وتُصرَف في فترة تحمّلها.
  • حسب الحاجة للقرار: التكلفة التفاضلية مقدار التغيّر في التكلفة عند اختيار بديل بدل آخر، وهي غالبًا مستقبلية وليست دائمًا ثابتة أو متغيرة، وتختلف من تحليل لآخر؛ والتكلفة الغارقة حدثت فعلًا ولا يمكن تغييرها بأي قرار حالي أو مستقبلي، فهي غير ملائمة أبدًا؛ وتكلفة الفرصة البديلة المكاسب الضائعة نتيجة عدم اختيار أفضل البدائل، تكلفة لا تظهر في السجلات المحاسبية لكنها محورية للقرار الجيد.

فصل التكاليف المختلطة: طريقة الحد الأعلى والأدنى

تعتمد الطريقة على مشاهدات التكاليف عند نقطتين: أعلى نشاط وأدنى نشاط. والتكلفة المتغيرة لوحدة النشاط (معدل التغيّر):

معدل التغيّر = (أعلى تكاليف − أدنى تكاليف) ÷ (أعلى نشاط − أدنى نشاط)

ثم تُحصَّل التكلفة الثابتة بطرح العنصر المتغيّر من إجمالي التكاليف عند أي مستوى نشاط، عبر خط التكلفة:

مثال محلول: عند أعلى نشاط (16,000 ساعة آلة) إجمالي التكلفة 14,700 ريال؛ وعند أدنى نشاط (10,000 ساعة) 11,100 ريال. الفرق 3,600 ريال على 6,000 ساعة، فمعدل التغيّر = 3,600 ÷ 6,000 = 0.6 ريال لكل ساعة آلة. والثابتة: 14,700 = أ + (0.6 × 16,000)، فتكون أ = 14,700 − 9,600 = 5,100 ريال.

لماذا يهم التصنيف: الريال نفسه يسلك سلوكًا مختلفًا حسب السؤال. فالتكلفة غير الملائمة لقرار (الغارقة) محورية في آخر (الفرصة البديلة). والتصنيف الصحيح أول أفعال التحليل الإداري.

Costing Systems: Job-Order and Process

Cost accumulation gathers production costs, materials, labor, and manufacturing overhead, and charges them to a cost object such as finished units or work-in-process. Determining production cost is essential not only for inventory valuation and income measurement but for pricing the individual unit. Two steps underlie every accumulation system: measure the production costs applicable in the period, then assign those costs to products.

The five steps of process costing

  1. Summarize the physical flow of units: inputs must equal outputs, which exposes any units lost in the process. The relationship is: beginning inventory + units started during the period = units completed and transferred out + ending inventory.
  2. Compute output in equivalent units: partially finished units (work in process) are measured as their equivalent in complete units; for example, 100 units that are 60% complete equal 60 complete units.
  3. Summarize total costs to be accounted for for each cost element charged to the department during the period.
  4. Compute the cost per equivalent unit: total costs incurred during the period ÷ equivalent units of production.
  5. Assign total cost to units completed and transferred out and to ending work in process.

The results are summarized in the production cost report, which reallocates total cost between ending work-in-process inventory and the cost of finished goods transferred out. When production is integrated and continuous, units flow along one fixed path; but in practice a period may end before all units in a stage are finished, leaving work-in-process units at the end that reappear as opening work in process next period at the same degree of completion.

Characteristics of job-order costing

Job-order costing suits work produced to distinct specifications. Its hallmarks are that each job is a separate cost object with its own identity, costs (direct materials, direct labor, and applied overhead) are accumulated on a job cost sheet for that job, and the aim is to determine both the cost of the job for inventory and its individual profit or loss. It fits printers, shipbuilders, construction contractors, and custom manufacturers, anywhere output is heterogeneous and made to order.

Choosing the system: make custom, distinct outputs (a building, a bespoke machine) and job-order costing fits; make a continuous stream of identical units (cement, refined sugar) and process costing fits, with equivalent units bridging the problem of partly finished work.

الخطوات الخمس لتكاليف المراحل

  1. تلخيص التدفق المادي للوحدات: يجب أن تساوي المدخلات المخرجات، فيُكشف أي فقد؛ والعلاقة: مخزون أول المدة + وحدات دخلت الإنتاج خلال الفترة = الوحدات التامة والمرحّلة للخارج + مخزون آخر المدة.
  2. احتساب المخرجات بوحدات الإنتاج المكافئ: تُقاس الوحدات نصف المصنّعة (تحت التشغيل) بمكافئها من الوحدات التامة؛ فمثلًا 100 وحدة بنسبة 60% تعادل 60 وحدة تامة.
  3. تلخيص إجمالي التكاليف المطلوب المحاسبة عليها لكل عنصر تكلفة حُمّل على القسم خلال الفترة.
  4. احتساب تكلفة الوحدة المكافئة: إجمالي التكاليف المصروفة خلال الفترة ÷ عدد وحدات الإنتاج المكافئ.
  5. تحميل الكلفة الكلية على الوحدات التامة المحوّلة خارج القسم وعلى الوحدات تحت التشغيل آخر المدة.

وتُلخَّص النتائج في تقرير تكلفة الإنتاج، الذي يعيد تخصيص التكلفة الكلية بين مخزون تحت التشغيل آخر المدة وتكلفة البضاعة التامة المرحّلة للخارج. وحين يكون الإنتاج متكاملًا مستمرًّا تسير الوحدات على خط واحد ثابت؛ لكن عمليًّا قد تنتهي الفترة قبل إتمام كل وحدات المرحلة، فتبقى وحدات تحت التشغيل آخر المدة تظهر بداية الفترة التالية كوحدات تحت التشغيل أول المدة بالدرجة نفسها من الإتمام.

خصائص نظام تكاليف الأوامر

يناسب نظام الأوامر العمل المنتَج حسب مواصفات متمايزة. وأبرز سماته أن كل أمر هدف تكلفة منفصل بهويته الخاصة، وتُجمَّع تكاليفه (مواد مباشرة وأجور مباشرة وتكاليف إضافية محمّلة) على قائمة تكلفة الأمر، والغاية تحديد تكلفة الأمر للمخزون وربحه أو خسارته على حدة. ويناسب المطابع وبناء السفن ومقاولات الإنشاء والتصنيع حسب الطلب، حيثما كانت المخرجات غير متجانسة ومصنوعة على الطلب.

اختيار النظام: إنتاج مخرجات متمايزة مخصّصة (مبنى، آلة حسب الطلب) يناسبه نظام الأوامر؛ وإنتاج تدفق مستمر من وحدات متطابقة (أسمنت، سكر مكرّر) يناسبه نظام المراحل، بوحدات مكافئة تجسّر مشكلة العمل نصف المصنّع.

Allocating Overhead Costs

Overhead (indirect) costs, factory power, maintenance, supervision, depreciation, cannot be traced directly to a single product, so they must be allocated on a reasoned basis. Applying overhead runs through a sequence of steps: identify the indirect cost elements, gather them into cost centers, distribute the costs of service centers onto production centers, and finally compute application rates for the production centers so that each product absorbs its fair share of indirect cost.

Bases for the overhead application rate

  • Financial bases: applying on the basis of direct material cost, direct labor cost, or prime cost (materials plus labor).
  • Non-financial bases: applying on the basis of direct labor hours, machine hours, or units of production.

The choice of base should reflect what actually drives the indirect cost; a poor base distorts product costs and, through them, pricing and product-mix decisions.

Allocating service-department costs

Service departments (maintenance, power, IT) support production departments but make no product directly, so their costs must be reassigned to the production departments. Four methods differ in how much inter-service support they recognize:

  • Total (blanket) allocation: pools everything and spreads it on one base, the simplest but least accurate.
  • Direct method: allocates each service department's cost straight to production departments only, ignoring services rendered between service departments.
  • Step-down method: allocates service departments in sequence, recognizing one-way support from earlier to later service departments.
  • Reciprocal method: fully recognizes the mutual services exchanged between service departments, the most accurate and most complex.
The trade-off: accuracy versus effort. The reciprocal method is theoretically correct but heavy; the direct method is quick but crude. The right choice depends on how material the service interdependencies are.

تخصيص التكاليف الإضافية

أسس معدل تحميل التكاليف الإضافية

  • أسس مالية: التحميل على أساس تكلفة المواد المباشرة، أو الأجور المباشرة، أو التكلفة الأولية (مواد + أجور).
  • أسس غير مالية: التحميل على أساس ساعات العمل المباشر، أو ساعات تشغيل الآلات، أو وحدات الإنتاج.

وينبغي أن يعكس اختيار الأساس ما يحرّك التكلفة غير المباشرة فعلًا؛ فالأساس السيّئ يشوّه تكاليف المنتج، ومن خلالها قرارات التسعير ومزيج المنتجات.

توزيع تكاليف مراكز الخدمات

مراكز الخدمات (الصيانة، القوى المحركة، تقنية المعلومات) تدعم مراكز الإنتاج ولا تنتج منتجًا مباشرة، فوجب إعادة تخصيص تكاليفها على مراكز الإنتاج. وتختلف أربع طرق في قدر ما تعترف به من تبادل الخدمات:

  • التوزيع الإجمالي: يجمّع كل شيء ويوزّعه على أساس واحد، الأبسط والأقل دقة.
  • التوزيع المباشر (الانفرادي): يخصّص تكلفة كل مركز خدمة لمراكز الإنتاج فقط، متجاهلًا الخدمات المتبادلة بين مراكز الخدمات.
  • التوزيع التنازلي: يوزّع مراكز الخدمات بالتتابع، معترفًا بدعم أحادي الاتجاه من الأسبق إلى اللاحق.
  • التوزيع التبادلي: يعترف كاملًا بالخدمات المتبادلة بين مراكز الخدمات، الأدق والأعقد.

Activity-Based Costing (ABC)

Traditional costing was criticized for using one or few overhead rates (often direct labor hours), which distorts product costs when overhead no longer moves with labor. ABC arose to fix this: it traces costs first to activities and then to products through cost drivers, the factors that actually cause the cost.

The assumptions behind ABC

  1. Acquiring resources causes costs to arise.
  2. Activities consume resources.
  3. ABC is a model of consumption, not spending, to cut cost you must change the consumption of activities.
  4. Many drivers of resource consumption exist, so many cost pools can be defined rather than one.
  5. The activities in each cost pool are homogeneous, one activity or a set of closely related activities.
  6. All costs within a cost pool are treated as variable with respect to their driver.

ABC versus traditional systems

Traditional systems give aggregate information for a whole function, focus on products as the cost object, use one or a few overhead rates, and rely on financial bases (labor or material cost). ABC gives detailed information per activity, focuses on activities as the cost object, uses a cost measure per activity, and relies on non-financial drivers such as time, number of parts, and production quantity, building product cost by summing the costs of the activities that made it.

The design stages

  1. Planning: form a cross-functional team, define the problems and the information needed, and prepare a feasibility study and timetable.
  2. Identifying and aggregating activities: study each department and build an activity dictionary; group activities into homogeneous cost pools where costs move proportionally with one driver.
  3. Identifying activity centers using the four-level cost hierarchy: unit-level activities (per unit produced), batch-level activities (per production batch), product-level activities (sustaining a product line), and facility-level activities (sustaining the plant as a whole).
  4. Selecting activity cost drivers, the heart of ABC, choosing among transaction drivers (count how often an activity occurs, cheapest and least precise), duration drivers (time an activity takes, medium), and intensity drivers (charge resources actually used each time, most precise and most costly).
  5. Tracing costs to activity centers: an activity's cost equals the sum of the costs of its constituent tasks.
  6. Determining product cost by assigning activity costs to products via each activity's driver rate.

Advantages of ABC

  • More accurate product costs, because overhead follows the activities that actually cause it rather than a single broad rate, which corrects the cross-subsidies that make simple products look expensive and complex ones look cheap.
  • Better cost control, since attention shifts from the costs themselves to the drivers that cause them, controlling the driver controls the cost.
  • Support for pricing, product-mix, and make-or-buy decisions with data that reflect real resource consumption.
  • Visibility of non-value-adding activities, which can then be reduced or eliminated, and insight into customer profitability.

Limitations of ABC

  • High cost and effort to design, install, and maintain, gathering driver data can be expensive and time-consuming.
  • Some costs (facility-level) remain difficult to assign to products without arbitrary judgment.
  • It can become overly complex if too many activities and drivers are defined, and it still relies on estimates and management judgment.
ABC's value and limits: it prices the resources that support production and reveals customer profitability, but it is costly to build and run; the design constantly weighs measurement accuracy against the cost of that accuracy, more drivers mean more precision and more expense.

ABC مقابل الأنظمة التقليدية

الأنظمة التقليدية تقدّم معلومات تجميعية لوظيفة كاملة، وتركّز على المنتجات كهدف تكلفة، وتستخدم معدل تحميل واحدًا أو قليلًا، وتعتمد على أسس مالية (تكلفة العمل أو المواد). أما ABC فيقدّم معلومات تفصيلية لكل نشاط، ويركّز على الأنشطة كهدف تكلفة، ويستخدم مؤشر تكلفة لكل نشاط، ويعتمد موجّهات غير مالية كالوقت وعدد الأجزاء وكمية الإنتاج، ويبني تكلفة المنتج بجمع تكاليف الأنشطة التي كوّنته.

مراحل التصميم

  1. التخطيط: تكوين فريق من كل الأقسام، وتحديد المشكلات والمعلومات المطلوبة، وإعداد دراسة جدوى وجدول زمني.
  2. تحديد وتجميع الأنشطة: دراسة كل قسم وبناء قاموس أنشطة؛ وتجميع الأنشطة في مجمّعات متجانسة تتناسب تكاليفها مع موجّه واحد.
  3. تحديد مراكز النشاط بالتسلسل الهرمي رباعي المستويات: أنشطة مستوى الوحدة (لكل وحدة منتجة)، ومستوى الدفعة (لكل دفعة إنتاج)، ومستوى المنتج (تدعم خط منتج)، ومستوى التجهيزات (تدعم المصنع ككل).
  4. اختيار موجّهات تكاليف النشاط، جوهر ABC، بالاختيار بين محركات العمليات (تحسب تكرار النشاط، الأرخص والأقل دقة)، ومحركات الفترة (الوقت الذي يستغرقه النشاط، وسط)، ومحركات الكثافة (تحمّل الموارد المستخدمة فعلًا كل مرة، الأدق والأغلى).
  5. تتبّع التكاليف إلى مراكز الأنشطة: تكلفة النشاط تساوي مجموع تكاليف الفعاليات المكوّنة له.
  6. تحديد تكلفة المنتج بتخصيص تكاليف الأنشطة على المنتجات عبر معدل موجّه كل نشاط.

مزايا نظام ABC

  • تكاليف منتج أدقّ، لأن التكاليف غير المباشرة تتبع الأنشطة المسبِّبة لها لا معدلًا واحدًا عريضًا، ما يصحّح الدعم المتبادل الذي يجعل المنتجات البسيطة تبدو غالية والمعقّدة تبدو رخيصة.
  • رقابة أفضل على التكاليف، إذ ينتقل الاهتمام من التكاليف ذاتها إلى موجّهاتها المسبِّبة لها؛ فضبط الموجّه يضبط التكلفة.

حدود نظام ABC

  • كلفة وجهد عاليان للتصميم والتركيب والصيانة؛ فجمع بيانات الموجّهات قد يكون مكلفًا ومستهلكًا للوقت.
  • بعض التكاليف (مستوى التجهيزات) يظلّ صعب التخصيص على المنتجات دون حكم اعتباطي.
  • قد يصبح مفرط التعقيد إن حُدّد عدد كبير من الأنشطة والموجّهات، ويظلّ معتمِدًا على التقديرات وحكم الإدارة.

Cost-Volume-Profit & Break-Even Analysis

Break-even analysis finds the sales level at which revenue exactly covers total cost, so profit is zero. Since revenue = fixed cost + variable cost, and revenue = selling price × units, break-even units solve: selling price × X = fixed cost + variable cost per unit × X.

Contribution margin and the break-even point

The contribution margin is the part of each sale that contributes toward covering fixed costs (selling price minus variable cost per unit). The break-even point in units is:

Break-even units = Fixed cost ÷ Contribution margin per unit

Worked example: selling price 5 riyals, variable cost 3 riyals, fixed cost 10,000 riyals. Contribution margin = 2 riyals; break-even = 10,000 ÷ 2 = 5,000 units, worth 25,000 riyals in sales. At that point revenue 25,000 minus variable 15,000 minus fixed 10,000 leaves zero profit.

Using the break-even point

  • Sales for a target profit: (fixed cost + target profit) ÷ contribution margin per unit. Example: price 30, variable 20, fixed 10,000, target profit 20,000, so (10,000 + 20,000) ÷ 10 = 3,000 units, worth 90,000 riyals.
  • Margin of safety: (actual sales − break-even sales) ÷ actual sales × 100. Example: price 50, variable 30, fixed 8,000, target sales 30,000. Break-even = 8,000 ÷ 20 = 400 units = 20,000 riyals; margin of safety = (30,000 − 20,000) ÷ 30,000 = 33%.

Multi-product break-even

With several products, break-even is computed on a bundle (sales mix). Weight each product's contribution margin by its share of the mix to get the bundle contribution, then divide fixed cost by it. Example: products A, B, C with contribution margins 5, 5, 10 and mix ratios 1, 3, 4 give a weighted bundle contribution of 60; with fixed cost 120,000, break-even = 2,000 bundles, which unpacks to 2,000 A, 6,000 B, and 8,000 C.

Three ways to see break-even

  • The accounting view treats price and cost per unit as constant, so total revenue and total cost are straight lines that cross once at the break-even point, the model used in the examples above.
  • The economic view recognizes that in reality price may fall as more is sold and unit cost may change with volume, so the revenue and cost curves can cross at two points, defining a profitable range between them.
  • The graphical method plots total revenue and total cost against volume; below the crossing point the gap is a loss, above it the gap is profit, and the vertical distance at any volume shows the profit or loss at that level.
Why CVP matters: it turns the cost structure into a decision lens, showing instantly how profit responds to changes in price, volume, cost, or product mix, and how much sales can fall before losses begin (the margin of safety). It rests on simplifying assumptions, constant price and unit cost, a fixed sales mix, so its answers are most reliable within the relevant range.

ثلاث رؤى للتعادل

  • الرؤية المحاسبية تفترض ثبات السعر والتكلفة للوحدة، فيكون إجمالي الإيراد وإجمالي التكلفة خطّين مستقيمين يتقاطعان مرة واحدة عند نقطة التعادل، وهو النموذج المستخدم في الأمثلة أعلاه.

Decision Making & Choosing Among Alternatives

Decision-making moves through defining the problem, generating alternatives, evaluating each on cost and benefit, choosing, and implementing. Its constraints include failing to define the problem precisely, failing to imagine all possible solutions, failing to evaluate the true cost and benefit of each alternative, failing to choose the best in light of the analysis, and the decision-maker's personal limitations. Decisions are taken under four conditions: certainty, conflict, risk, and uncertainty.

Relevant data

Data are relevant to a decision only if they meet two tests: they are expected to occur in the future, and they differ between the alternatives. Past, common, or identical figures are irrelevant, they cannot change the ranking of options.

The four decision models

  • Make or buy: compares producing a component internally with buying it outside. Many factors weigh in: available capacity, protecting trade secrets, technological developments, quality control over the purchased parts, the risk of depending on a single supplier, competition and responsiveness in the supplier market, availability of trained technical labor, the effect on profitability and on fixed overhead per unit, and tax and exemption considerations. Example: a part bought at 10 riyals can be made at a differential cost of 6.4 riyals using idle capacity, a saving of 3.6 riyals per unit, or 180,000 riyals on 50,000 units, so making is preferred.
  • Adding or dropping a product: compares incremental revenue with incremental cost, the effect on capacity, and the unavoidable common fixed costs; the rule is the net effect on the whole firm's income.
  • Operate or shut down: distinguishes permanent from temporary shutdown. Example: a plant running at 50% capacity shows a 180,000-riyal loss if it continues, but a 200,000-riyal loss if it shuts down temporarily (unavoidable fixed costs), so continuing is 20,000 riyals better.
  • Pricing special orders: accept a below-list order if idle capacity exists and fixed costs are unaffected. Example: an 8,000-unit order at 15 riyals (list price 24) with variable cost 13 riyals and spare capacity adds 16,000 riyals of profit, so the order is accepted.
The governing idea: only relevant, future, differing costs matter; sunk costs and unchanged fixed costs are noise. Differential analysis, comparing income statements with and without the option, is the disciplined way to see the real effect on the firm.

البيانات الملائمة

تكون البيانات ملائمة للقرار إذا استوفت شرطين: أن تكون متوقّعة الحدوث في المستقبل، وأن تختلف بين البدائل. أما الأرقام الماضية أو المشتركة أو المتطابقة فغير ملائمة، لأنها لا تغيّر ترتيب الخيارات.

نماذج القرار الأربعة

  • الشراء أو الإنتاج: يقارن إنتاج مكوّن داخليًّا بشرائه خارجيًّا. وتتدخّل عوامل كثيرة: الطاقة المتاحة، وحماية أسرار الصناعة، والتطورات التكنولوجية، والرقابة على جودة الأجزاء المشتراة، ومخاطر الاعتماد على مورد وحيد، والمنافسة وسرعة التلبية في سوق الموردين، وتوافر العمالة الفنية المدرَّبة، والأثر على الربحية وعلى نصيب الوحدة من التكاليف الثابتة، والاعتبارات الضريبية والإعفاءات. مثال: جزء يُشترى بـ10 ريالات يمكن صنعه بتكلفة تفاضلية 6.4 ريال باستغلال طاقة عاطلة، بوفر 3.6 ريال للوحدة، أي 180,000 ريال على 50,000 وحدة، فيُفضَّل الإنتاج.
  • إضافة أو استبعاد منتج: يقارن الإيراد الإضافي بالتكلفة الإضافية، والأثر على الطاقة، والتكاليف الثابتة العامة غير القابلة للتجنّب؛ والقاعدة هي الأثر الصافي على دخل المنشأة ككل.
  • الاستمرار أو التوقف: يميّز التوقف النهائي من المؤقت. مثال: مصنع يعمل بـ50% من الطاقة يُظهر خسارة 180,000 ريال إن استمرّ، لكن خسارة 200,000 ريال إن توقّف مؤقتًا (تكاليف ثابتة غير قابلة للتجنّب)، فالاستمرار أفضل بـ20,000 ريال.
  • تسعير الطلبات الخاصة: يُقبَل طلب بأقل من سعر القائمة إن وُجدت طاقة عاطلة ولم تتأثر التكاليف الثابتة. مثال: طلب 8,000 وحدة بـ15 ريالًا (سعر القائمة 24) بتكلفة متغيرة 13 ريالًا وطاقة فائضة يضيف 16,000 ريال ربحًا، فيُقبَل الطلب.
الفكرة الحاكمة: لا تهمّ إلا التكاليف الملائمة المستقبلية المختلفة؛ أما الغارقة والثابتة غير المتغيرة فضجيج. والتحليل التفاضلي، بمقارنة قائمتَي دخل بوجود الخيار وعدمه، هو الطريق المنضبط لرؤية الأثر الحقيقي على المنشأة.

Budgeting & Capital Investment Appraisal

A budget is "a quantitative plan for using the available resources of an accounting entity over a defined future period." It must be quantitative, tied to a specific entity, and cover a defined future period.

Why organizations budget, and the benefits

Budgeting is prepared because it forces periodic planning of all activities, improves coordination and cooperation between people, sharpens communication, expresses everything in measurable quantitative terms, creates a complete performance-evaluation system, builds cost awareness among staff, meets legal or contractual requirements, and channels every effort toward the organization's goals. Those purposes translate into five roles the budget plays:

  • A planning tool: activities need planning to be done efficiently and effectively, and the budget sets detailed goals and the path to them.
  • An evaluation and control tool: it provides a complete system for judging performance by comparing budget standards with actual execution, letting management focus on the abnormal results (management by exception).
  • A coordination tool: it links the plans of different departments into one coherent whole.
  • A communication tool: it transmits expectations clearly across levels.
  • A motivation tool: clear targets, especially when set participatively, drive performance.

Responsibility centers and budget types

Responsibility accounting judges each manager on the items under their direct control, dividing the organization into cost centers, profit centers, and investment centers. Budgets range from the master budget (starting from a sales forecast) to activity-based budgeting (built on activities and their drivers), and from the static budget (one activity level only, its weakness) to the flexible budget (estimates at multiple activity levels within the relevant range, allowing fair performance evaluation against the actual level achieved).

Capital budgeting: appraising long-term investments

Capital budgets evaluate long-term investments (such as buying machinery) to pick the most profitable alternative. The return may take one of two forms, either net cash inflows (inflows minus outflows) or a saving in costs (lower outflows); theoretically both amount to the same thing, an increase in cash from the decision. The process runs in five stages: identify potential investments that fit the firm's strategy; gather information from all parts of the value chain; make forecasts of every project's cash flows over its life; decide by comparing alternatives with an appraisal method, adding qualitative and strategic judgment to the numbers; and implement, evaluate, and learn, securing finance, then tracking actual cash flows against the forecasts and adjusting. Four appraisal methods dominate:

  • Payback period = original investment ÷ annual cash flow. Example: a 10,000-riyal machine saving 2,500 riyals a year pays back in 4 years. It measures speed of recovery, not profitability, and ignores the time value of money and cash flows after payback.
  • Net present value (NPV) = present value of future cash inflows − original investment, discounted at a target rate. Example: 2,500 riyals for 5 years at 12% (annuity factor 3.6048) gives a present value of 9,012 riyals; minus the 10,000 investment leaves NPV of −988 riyals, so the project is rejected. Sensitivity ("what-if") analysis tests how the result changes as inputs vary.
  • Internal rate of return (IRR) is the discount rate at which present value of inflows equals the investment. Example: 10,000 ÷ 2,500 = a factor of 4, which corresponds to about 8% over 5 years, below the 12% the firm requires, so the project is rejected. IRR respects the time value of money but assumes reinvestment at the IRR itself.
  • Accounting rate of return (ARR) = average annual net income ÷ average investment. Example: a 15,000-riyal machine over 3 years with 7,000 revenue and 5,000 straight-line depreciation gives 2,000 average income over 7,500 average investment = 27%. It aligns with accounting income and is easy, but ignores the time value of money.
The discipline: payback and ARR are simple but blind to the time value of money; NPV and IRR respect it and are the theoretically sound tools. A careful appraisal reads several methods together and adds qualitative and strategic judgment before committing.

تحاسب مراكز المسؤولية كل مدير على البنود الخاضعة لرقابته المباشرة، بتقسيم المنظمة إلى مراكز تكلفة ومراكز ربحية ومراكز استثمار. وتتدرّج الموازنات من الموازنة الرئيسية (تبدأ من تقدير المبيعات) إلى الموازنة على أساس النشاط (مبنية على الأنشطة وموجّهاتها)، ومن الموازنة الساكنة (مستوى نشاط واحد فقط، وهو ضعفها) إلى الموازنة المرنة (تقديرات عند مستويات متعددة ضمن المدى الملائم، تتيح تقييم أداء عادلًا مقابل المستوى الفعلي المحقَّق).

تقيّم الموازنات الرأسمالية الاستثمارات طويلة الأجل (كشراء الآلات) لاختيار الأكثر ربحية. وقد يأخذ العائد أحد شكلين: تدفقات نقدية داخلة صافية (الداخلة ناقص الخارجة) أو وفرًا في التكاليف (تدفقات خارجة أقل)؛ ونظريًّا كلاهما محصلته واحدة، زيادة في النقدية من القرار. وتسير العملية في خمس مراحل: تحديد الاستثمارات المحتملة المتوافقة مع استراتيجية الشركة؛ وجمع المعلومات من كل أطراف سلسلة القيمة؛ وعمل تنبؤات بتدفقات كل مشروع عبر حياته؛ واتخاذ القرار بمقارنة البدائل بطريقة تقييم، مع إضافة الحكم النوعي والاستراتيجي للأرقام؛ والتنفيذ والتقييم والتعلّم، بتأمين التمويل ثم تتبّع التدفقات الفعلية مقابل التنبؤات وتعديلها. وتسود أربع طرق للتقييم:

  • فترة الاسترداد = قيمة الاستثمار الأصلي ÷ التدفق النقدي السنوي. مثال: آلة بـ10,000 ريال توفّر 2,500 ريال سنويًّا تُسترَد في 4 سنوات. تقيس سرعة الاسترداد لا الربحية، وتتجاهل القيمة الزمنية للنقود والتدفقات بعد الاسترداد.
  • صافي القيمة الحالية (NPV) = القيمة الحالية للتدفقات الداخلة المستقبلية − الاستثمار الأصلي، مخصومةً بمعدل مستهدف. مثال: 2,500 ريال لخمس سنوات بـ12% (معامل خصم 3.6048) يعطي قيمة حالية 9,012 ريال؛ وبطرح الاستثمار 10,000 تكون NPV = −988 ريال، فيُرفَض المشروع. ويختبر تحليل الحساسية («ماذا لو») كيف تتغير النتيجة بتغيّر المدخلات.
  • معدل العائد الداخلي (IRR) هو معدل الخصم الذي تتساوى عنده القيمة الحالية للتدفقات مع الاستثمار. مثال: 10,000 ÷ 2,500 = معامل 4، يقابل نحو 8% على 5 سنوات، أقل من 12% التي تطلبها الإدارة، فيُرفَض. يحترم القيمة الزمنية للنقود لكنه يفترض إعادة الاستثمار بمعدل العائد الداخلي نفسه.
  • معدل العائد المحاسبي (ARR) = متوسط صافي الدخل السنوي ÷ متوسط الاستثمار. مثال: آلة بـ15,000 ريال على 3 سنوات بإيراد 7,000 واستهلاك قسط ثابت 5,000 يعطي متوسط دخل 2,000 على متوسط استثمار 7,500 = 27%. يتماشى مع الدخل المحاسبي وسهل، لكنه يتجاهل القيمة الزمنية للنقود.

Traditional accounting measures rely on historical financial data and became too narrow as new success factors emerged, customer satisfaction, quality, total performance quality. The balanced scorecard (BSC) answers this by measuring how well the firm adds value for all its stakeholders, balancing financial results with the drivers of future performance.

The four perspectives

  • Financial (how do we look to shareholders?): profit and financial ratios such as economic value added, asset turnover, profit margin, sales revenue, and return on investment. These describe past performance, a common language for investors, but not the future.
  • Customer (how do customers see us?): long-run customer satisfaction outweighs short-run profit because it creates and sustains that profit. It centers on price, function, and quality, and is measured by customer satisfaction, retention, market share, and customer profitability.
  • Internal operations (what must we excel at?): the whole value chain from R&D to after-sales service; it links to the financial perspective through efficiency and to the customer perspective through value creation, and connects to learning and growth because employees generate improvement ideas.
  • Learning and growth (can we keep improving and creating value?): the base that enables the others, measured by employee satisfaction, retention, and productivity, information-system capability, and innovation such as new products and patents.

How to build a balanced scorecard

  1. Define the business strategy and its goal, and translate it into key success factors (profitability, market share, customer satisfaction, employee satisfaction, environment).
  2. Divide the key success factors across the four perspectives, each with its financial and non-financial measures.
  3. Assign a relative weight to each measure, using judgment that balances short-term and long-term horizons.
  4. Set baseline values (last year's actual) and target values (exceeding baseline, aligned with industry benchmarking) for each measure.
  5. Build a performance map: baseline at level 5, target at level 10; score each measure by actual performance, multiply by its weight for a weighted score, and sum to a monthly performance index (100 if all targets are met), then compare month to month to track improvement or decline.
Bottom line: managerial accounting turns cost data into managed decisions, classifying costs correctly, costing products fairly (ABC where complexity demands it), reading break-even and relevant costs for choices, planning and controlling through budgets, appraising investments with time-value tools, and finally balancing financial results against customers, processes, and learning through the scorecard.

  2. تقسيم عوامل النجاح الأساسية على الأبعاد الأربعة، لكلٍّ مقاييسه المالية وغير المالية.
  3. إعطاء وزن نسبي لكل مقياس، بحكم يوازن بين الأجلين القصير والطويل.
  4. وضع قيم أساسية (أداء العام الماضي الفعلي) وقيم مستهدفة (تتجاوز الأساسية، بما يتماشى مع أفضل أداء في الصناعة Benchmarking) لكل مقياس.
  5. بناء خريطة قياس الأداء: القيمة الأساسية عند الدرجة 5 والمستهدفة عند 10؛ تُقيَّم كل مقياس بأدائه الفعلي، ويُضرب في وزنه لدرجة مرجّحة، وتُجمَع لمؤشر أداء شهري (100 إن تحققت كل المستهدفات)، ثم تُقارَن شهرًا بشهر لتتبّع التحسّن أو التدهور.
