Stage models are the most widely taught and the least well supported body of work in the growth literature, and both halves of that sentence matter. They persist because they describe something real, and they are criticized because the thing they describe is not a sequence.
What is real is that a firm at one size and age faces recognizably different problems from the ones it faced when smaller. The founder who did everything cannot keep doing everything. Informal coordination stops working somewhere past a headcount nobody can specify. Cash behaves differently when growth is fast than when it is flat. Practitioners recognize these transitions, which is why the models have a long life in teaching and in consulting.
What is contested is everything the models add on top: that the problems arrive in a fixed order, that each is resolved by a structural change that causes the next problem, that the number of such transitions is knowable, and that a firm can be located on the sequence by observation. Four decades of review work has not established any of these, and the most thorough assessment concludes they should be abandoned.
A doctoral reader should therefore treat this as a framework rather than a theory, and should say so in writing. That is not a dismissal. A framework that organizes a set of recurring problems is useful. It simply cannot be tested as though it made predictions.
Penrose, 1959. Not a stage model, and the most defensible ancestor of the whole line. Growth is limited by the managerial capacity available to plan it and absorb it, that capacity is built inside the firm through experience working together, and it therefore cannot be bought at speed. This gives a genuine mechanism for why growth is self-limiting and why a rate of growth, rather than a size, is what a firm can outrun. Everything sound in the later literature is a restatement of this; everything sequential in it is an addition Penrose did not make.
Greiner, 1972. The model that fixed the template. Five phases of evolution, each a period of steady growth through a particular mechanism, and each ended by a revolution: a crisis that the phase's own success produces. Growth through creativity ends in a crisis of leadership. Growth through direction ends in a crisis of autonomy. Growth through delegation ends in a crisis of control. Growth through coordination ends in a crisis of red tape. Growth through collaboration ends in a crisis Greiner left unnamed in the original and, in a later reprint, suggested was a crisis of growth itself, answered by arrangements outside the firm's own boundary.
Churchill and Lewis, 1983. Five stages for small business: existence, survival, success, take-off and resource maturity, with the success stage splitting into a disengagement path and a growth path. Two additions matter. First, a firm may stop and remain profitable indefinitely, which Greiner's scheme does not allow. Second, a set of owner factors and firm factors, the owner's goals and operating ability, cash, people, systems and business resources, change in importance across the stages, so the binding constraint moves.
Scott and Bruce, 1987, Kazanjian, 1988, and the proliferation. Once the template existed it multiplied. Models appeared with three stages, four, five, six, seven and more, differing in the number, the boundaries, the driver and the crises. No mechanism was proposed to explain why the number should be one figure rather than another.
Phelps, Adams and Bessant, 2007. A review that keeps the useful content and drops the sequence. They reframe stages as tipping points: recurring problems a growing firm must absorb, which can arrive in different orders and be met with different responses. The reframing preserves the diagnostic value and abandons the claim that could not be supported.
Levie and Lichtenstein, 2010. The terminal assessment. They reviewed the stage models published over more than four decades, found the number of stages proposed ranged from three to eleven with no sign of convergence over time, and found no empirical support for the claim that firms pass through a common ordered sequence. Their alternative is a dynamic states approach: a firm occupies a state defined by its current business model and the value it creates, transitions between states are not ordered, and a firm may return to a state it has already occupied.
Greiner's structure is the one worth learning, because it is the only one with a mechanism. Each phase grows through a particular coordinating device. That device works until the firm outgrows it, and the way it fails is determined by what it was. The crisis is therefore not an external shock; it is the predictable consequence of the previous solution.
| Phase, growth through | Management focus | Coordinating device | Crisis that ends it |
|---|---|---|---|
| Creativity | Making and selling the product | The founders themselves, informally | Leadership: the founders can no longer coordinate by presence |
| Direction | Efficiency of operations | A centralized functional hierarchy | Autonomy: capable middle managers are constrained by the centre |
| Delegation | Market and geographic expansion | Decentralized units with local authority | Control: the centre loses visibility over what units are doing |
| Coordination | Consolidating what has spread | Formal planning systems and central staff functions | Red tape: procedure outweighs judgement and slows everything |
| Collaboration | Problem solving and innovation | Cross-functional teams and social control | Left unnamed originally, later framed as the limits of internal growth |
Churchill and Lewis add the moving constraint. Their contribution is not the five labels, which are ordinary, but the claim that different variables bind at different points. Cash is decisive in survival and secondary later. The owner's own operating ability is decisive early and becomes a liability at take-off, where the ability to delegate matters more than the ability to do. Formal systems are irrelevant in existence and necessary in resource maturity. This decoupling is more useful in research than the sequence, because it produces conditional predictions rather than a narrative.
Say plainly that these are frameworks. A literature review that presents Greiner and Churchill and Lewis as established theory will be challenged, and rightly. Present them as organizing devices with a known evidential status, cite the review literature that assessed them, and then narrow to the one transition the study can actually address.
What is researchable is a single transition with a stated mechanism. The claim that centralizing authority to resolve a coordination failure reduces middle manager discretion and raises turnover among capable managers is a testable proposition. It requires no sequence, no stage count and no lifecycle. Studies that pick one crisis, specify the remedy that produces it and measure the side effect are the ones that have survived. Studies that test the sequence as a whole have not, because the sequence is not stated in a form that could fail.
Designs that fail, and one of them is nearly universal. Assigning firms to stages by headcount and age, then reporting that their problems differ by headcount and age, is tautological and appears in a great deal of published work. Cross-sectional surveys asking owners which stage they are in measure familiarity with the framework. Retrospective histories of firms that grew large describe the path of the survivors and say nothing about the probability of that path.
Where a Gulf setting offers something the literature has never had.
The literature has never converged on how many stages there are. Levie and Lichtenstein reviewed the stage models published across more than four decades and found proposals ranging from three stages to eleven, with no narrowing over time and no shared criterion for what marks a boundary. That absence of convergence is the strongest single piece of evidence against the whole approach. A construct with a real structure attracts agreement about its parts as evidence accumulates. This one did not, in forty years.
Firms do not pass through the stages in order. They skip, they revert, they remain in one configuration for decades, they grow in bursts that compress several supposed transitions into a year, and they shrink. None of this falsifies the models, because the models are almost never stated with a rule for what would count as a violation. That is the deeper problem: not that the sequence is wrong, but that it is not put forward in a way that could be wrong.
The biological metaphor is doing work that no mechanism supports. Talk of birth, growth, maturity and decline imports inevitability from organisms to organizations. Nothing forces a firm through a lifecycle and nothing makes an old firm die. Where the metaphor is dropped and a specific mechanism is put in its place, as Penrose does with managerial capacity and Greiner does with the side effects of each remedy, the argument becomes testable. Where it is kept, the model explains by resemblance.
The models were built from firms that grew. Most firms never do. A sequence induced from the histories of large firms describes the path taken by the small minority that reached the end of it, which says nothing about the probability of that path or about what happened to everyone else. This is selection on survival at the level of the theory's construction, not merely of a particular study.
Growth itself is closer to unpredictable than the models allow. The empirical growth literature finds firm growth rates weakly persistent and poorly explained by firm characteristics, which is difficult to reconcile with a determinate sequence of forms driven by size. If growth is largely a random walk with drift, then the stages, if they exist, are consequences of size rather than causes of anything.
The descriptive use is legitimate and is usually the honest one. As a diagnostic checklist, a teaching device or a structured protocol for a case interview, these models earn their keep: they prompt the right questions about coordination, delegation, cash and systems. The error is presenting a checklist as a source of hypotheses, which mostly generates propositions that cannot fail.
