The five forces framework analyzes an industry's structure to explain the profitability available inside it. Its underlying claim is economic rather than managerial: an industry's average return is set by how much of the value created in it can be captured by the firms competing in it, and how much leaks to buyers, suppliers, entrants and substitutes.

It is worth being precise about what the framework is. It is not a theory in the strict sense: it does not state a causal mechanism to be tested and falsified. It is an analytical framework that organizes industrial organization economics into a form a strategist can use, and it should be described that way in a doctoral text rather than presented as a theory.

The strategic implication follows from the diagnosis. If structure determines profitability, then a firm has two options: position itself where the forces are weakest, or act on the structure itself, by raising entry barriers, consolidating fragmented suppliers, or building switching costs that reduce buyer power.

Note: The proposition in one sentence: profitability is set by industry structure, and the five forces are the structure worth measuring.

يحلّل إطار القوى الخمس بنيةَ الصناعة ليفسّر الربحية المتاحة داخلها. ودعواه الكامنة اقتصادية لا إدارية: فمتوسّط عائد الصناعة يحدّده مقدار ما تستطيع المنشآت المتنافسة فيها اقتناصه من القيمة المتولّدة، ومقدار ما يتسرّب إلى المشترين والموردين والداخلين والبدائل.

ويحسن الدقّة في تعيين ماهية هذا الإطار. فليس نظريةً بالمعنى الدقيق: إذ لا ينصّ على آليةٍ سببية تُختبر وتُكذَّب. بل هو إطارٌ تحليلي ينظّم اقتصاديات التنظيم الصناعي في صورةٍ يستعملها الاستراتيجي، وينبغي وصفه هكذا في نصّ دكتوراه لا تقديمه نظرية.

والدلالة الاستراتيجية تتبع التشخيص. فإن كانت البنية تحدّد الربحية فأمام المنشأة خياران: أن تتموضع حيث تضعف القوى، أو أن تعمل في البنية نفسها، برفع حواجز الدخول، أو بتجميع موردين مشتّتين، أو ببناء كلفة تحوّلٍ تخفّض سلطة المشتري.

Two

Where It Came From

The framework's parent is the structure, conduct and performance paradigm in industrial organization economics, developed from the 1930s onward, which held that market structure determines firm conduct and conduct determines performance. That literature was written for regulators asking where competition was insufficient. Michael Porter inverted its purpose: the same analysis that tells a regulator where market power is excessive tells a firm where it is worth competing.

Porter, 1979 and 1980. The Harvard Business Review article, then Competitive Strategy, set out the five forces and made industry analysis a standard part of strategic practice. The book also introduced the generic strategies, cost leadership, differentiation and focus, and the argument that a firm caught between them underperforms, which is a separate and more contested claim.

Rumelt, 1991. The most important empirical challenge. Decomposing the variance in business unit returns, Rumelt found that industry membership explains a modest share of the variance while business unit specific factors explain a large one. If industry structure were the dominant determinant, that ratio should have gone the other way. This finding is a large part of why the resource-based view rose in the 1990s, and any doctoral treatment of the five forces should cite it.

Brandenburger and Nalebuff, 1995. The most useful extension. The framework treats every adjacent party as a threat to be resisted. Their addition, complementors, covers parties whose presence increases the value of your product: application developers to a platform, charging networks to an electric car. In a platform or ecosystem setting the omission of complementors is not a detail, it is a structural gap in the analysis.

Porter, 2008. A restatement responding to two decades of criticism, clarifying that the framework analyzes an industry's structural profitability rather than any single firm's position, and warning against the common errors, above all defining the industry too broadly or too narrowly.

أصل الإطار نموذجُ البنية والسلوك والأداء في اقتصاديات التنظيم الصناعي، الذي تطوّر من الثلاثينيات فصاعدًا، وكان يقول إن بنية السوق تحدّد سلوك المنشأة والسلوكُ يحدّد الأداء. وقد كُتبت تلك الأدبيات للجهات التنظيمية التي تسأل أين تقصر المنافسة. فقلب مايكل بورتر غرضها: فالتحليل الذي يدلّ الجهة التنظيمية على موضع فرط قوة السوق يدلّ المنشأة على موضع جدوى المنافسة.

بورتر، ١٩٧٩ و١٩٨٠. عرضت مقالة «هارفارد بزنس ريفيو» ثم كتاب «الاستراتيجية التنافسية» القوى الخمس وجعلا تحليل الصناعة جزءًا معياريًّا من الممارسة الاستراتيجية. وأدخل الكتاب كذلك الاستراتيجيات العامة، ريادة الكلفة والتمايز والتركيز، والحجة بأن المنشأة العالقة بينها يضعف أداؤها، وهي دعوى مستقلة وأكثر تنازعًا.

روميلت، ١٩٩١. أهمّ تحدٍّ تجريبي. فبتفكيك التباين في عوائد وحدات الأعمال وجد روميلت أن الانتماء الصناعي يفسّر حصةً متواضعة من التباين بينما تفسّر العواملُ الخاصة بوحدة الأعمال حصةً كبيرة. ولو كانت بنية الصناعة هي المحدّد الغالب لجاءت النسبة على العكس. وهذه النتيجة جزءٌ كبير من سبب صعود النظرية القائمة على الموارد في التسعينيات، وينبغي لكل معالجةٍ دكتوراه للقوى الخمس أن تستشهد بها.

براندنبرغر ونيلباف، ١٩٩٥. أنفع امتداد. فالإطار يعامل كل طرفٍ مجاور تهديدًا يُقاوَم. وإضافتهما، المكمّلون، تغطّي أطرافًا يزيد وجودُهم قيمةَ منتجك: مطوّرو التطبيقات لمنصة، وشبكات الشحن لسيارةٍ كهربائية. وفي سياق المنصات أو المنظومات لا يكون إغفال المكمّلين تفصيلًا بل ثغرةً بنيوية في التحليل.

بورتر، ٢٠٠٨. إعادة صوغٍ ردًّا على عقدين من النقد، توضّح أن الإطار يحلّل الربحية البنيوية لصناعةٍ لا موقعَ منشأةٍ بعينها، وتحذّر من الأخطاء الشائعة، وأولها تعريف الصناعة تعريفًا مفرطًا في السعة أو الضيق.

How It Works

Each force is a claim about where value leaks out of the industry, and each has structural determinants that are the actual object of measurement. The forces themselves are not measured. Their determinants are.

Two properties of the framework are frequently missed and both matter for analysis. First, the threat of entry operates whether or not entry occurs: a contestable market disciplines prices through the credible possibility of entry alone, so measuring actual entry rates misses the mechanism. Second, the forces interact rather than adding up. Powerful buyers matter far more when rivalry is intense, because rivals will meet the price the buyer demands. A checklist that scores five forces independently and averages them has thrown away the interactions, which is where most of the analytical value is.

Industry definition determines the answer. Define it too broadly and the forces average out to nothing. Define it too narrowly and every substitute becomes a rival. Porter's own guidance is to draw the boundary where the structural determinants are similar, which is a judgment that should be stated and defended explicitly in any study using the framework.

وخاصيتان في الإطار كثيرًا ما تُغفلان وكلتاهما مهمّة للتحليل. الأولى أن تهديد الدخول يعمل سواء وقع الدخول أو لم يقع: فالسوق القابلة للمنازعة تنضبط أسعارها بمجرد إمكان الدخول المصدَّق، فقياس معدّلات الدخول الفعلي يُفوّت الآلية. والثانية أن القوى تتفاعل ولا تتجمّع. فالمشترون الأقوياء أشدّ أثرًا بكثير حين يشتدّ التنافس، لأن المنافسين سيلبّون السعر الذي يطلبه المشتري. والقائمة التي تسجّل خمس قوى مستقلّةً وتأخذ متوسّطها قد ألقت التفاعلات، وفيها أكثر القيمة التحليلية.

وتعريف الصناعة يحدّد الجواب. فعرّفها تعريفًا واسعًا تتلاش القوى في المتوسّط. وعرّفها تعريفًا ضيّقًا يصر كل بديلٍ منافسًا. وتوجيه بورتر نفسه أن يُرسم الحدّ حيث تتشابه المحدّدات البنيوية، وهذا حكمٌ ينبغي النصّ عليه والدفاع عنه صراحةً في كل دراسةٍ تستعمل الإطار.

Four

Using It in Research

An honest statement first: the five forces are used far more in practice and in teaching than in top-tier empirical research, and a doctoral student should know why. The framework describes an industry state rather than proposing a mechanism with a testable prediction, so it functions best as context or as a source of structural variables, not as the theory a paper tests.

Where it fits well: As a structural moderator, or as the industry-level control set in a firm-level model
Measured how: Concentration ratios and Herfindahl indices, capital intensity, advertising and research intensity as entry barriers, buyer and supplier concentration from input and output tables
Where it fits badly: As the thing being tested, since it makes no falsifiable causal claim

The usable design. The productive use in a doctoral paper is as a source of industry-level moderators. A firm-level theory predicts an effect, and industry structure conditions it: a resource yields more rent where entry barriers are high, a differentiation strategy pays more where buyer power is low. Here the forces enter as interaction terms with defensible archival measures, and the industry-level constructs do real work rather than sitting in the introduction.

The variance decomposition literature is the empirical conversation. Rumelt's finding, and the studies that followed it, is where the framework's central claim has actually been tested. That literature is worth reading before asserting that industry structure explains performance, because the honest summary is that it explains part of it and less than the framework implies.

Extending it is legitimate and is where contribution lies. The framework was built for a manufacturing economy with clear industry boundaries. Digital platforms break several of its assumptions at once: complementors are missing from the model, network effects mean that scale raises rather than lowers buyer willingness to pay, and multi-sided markets have two buyer groups whose power runs in opposite directions. Restating the structural analysis for such a setting, with measures, is a real contribution. Restating the five forces for another industry is not.

التوظيف البحثي

لنبدأ بقولٍ صريح: القوى الخمس مستعملة في الممارسة والتدريس أكثر بكثير من استعمالها في البحث التجريبي من الصفّ الأول، وينبغي لطالب الدكتوراه أن يعرف السبب. فالإطار يصف حالةَ صناعةٍ ولا يقترح آليةً ذات تنبّؤٍ قابل للاختبار، فهو يعمل أحسن ما يعمل سياقًا أو مصدرًا لمتغيّرات بنيوية، لا نظريةً تختبرها الورقة.

أين يناسب: معدِّلًا بنيويًّا، أو مجموعةَ ضوابط على مستوى الصناعة في نموذجٍ على مستوى المنشأة

التصميم الصالح. الاستعمال المثمر في ورقة دكتوراه أن يكون مصدرًا لمعدِّلاتٍ على مستوى الصناعة. فنظريةٌ على مستوى المنشأة تتنبّأ بأثر، وبنيةُ الصناعة تشترطه: فالمورد يعطي ريعًا أكبر حيث ترتفع حواجز الدخول، واستراتيجية التمايز تؤتي أكثر حيث تنخفض سلطة المشتري. وهنا تدخل القوى حدودَ تفاعلٍ بمقاييس أرشيفية يُدافَع عنها، فتؤدّي مفاهيمُ مستوى الصناعة عملًا حقيقيًّا بدل أن تجلس في المقدّمة.

وأدبيات تفكيك التباين هي الحوار التجريبي. ففي نتيجة روميلت والدراسات التي تلتها اختُبرت دعوى الإطار المركزية فعلًا. وتلك الأدبيات جديرة بالقراءة قبل الجزم بأن بنية الصناعة تفسّر الأداء، فالخلاصة الأمينة أنها تفسّر جزءًا منه وأقلّ مما يوحي به الإطار.

ومدّه مشروع وفيه يقع الإسهام. فقد بُني الإطار لاقتصادٍ صناعي واضح حدود الصناعات. والمنصات الرقمية تكسر عدةً من افتراضاته دفعةً واحدة: فالمكمّلون غائبون عن النموذج، وآثار الشبكة تعني أن الحجم يرفع استعداد المشتري للدفع لا يخفضه، والأسواق متعدّدة الجوانب فيها مجموعتا مشترين تجري سلطتاهما في اتجاهين متعاكسين. وإعادة صوغ التحليل البنيوي لمثل هذا السياق، بمقاييس، إسهامٌ حقيقي. أما إعادة صوغ القوى الخمس لصناعةٍ أخرى فليست كذلك.

Five

Limits and Critique

It is a snapshot of a moving picture. The framework describes structure at a point in time and says nothing about how structure changes. Innovation, deregulation and technological substitution rewrite the forces, and the analysis has to be redone rather than updated. In a fast moving industry the conclusion can be obsolete before it is acted on.

Industry explains less than it claims. This is the substantive empirical objection. Rumelt's decomposition and the work that followed put industry effects well below business unit effects. Structure matters, but it is not the dominant term, and any use of the framework should be honest that the central claim is only partly supported.

Complementors are missing. The framework treats all adjacent parties as adversaries competing for a fixed pool of value. Complementors expand the pool. In platform, ecosystem and standards competition this is not a refinement, it is a structural omission that inverts the conclusion for a whole class of industries.

Cooperation is invisible. Alliances, joint standards, shared infrastructure and consortia are ordinary competitive behavior and the framework has no place for them. A supplier and a buyer who jointly develop a component are creating value the framework can only read as a struggle over its division.

It presumes clear industry boundaries. The unit of analysis is the industry, and the framework needs that boundary to be meaningful. Where firms compete across converging sectors, a telecommunications operator selling financial services and media, the boundary is a choice, and the analysis follows the choice.

Use the five forces to characterize industry structure and to generate industry-level variables, and say plainly that it is an analytical framework rather than a theory. Measure the determinants, not the forces, and take the interactions seriously, because the interaction between rivalry and buyer power carries more information than either alone. Defend the industry boundary explicitly. Add complementors in any platform or ecosystem setting. And cite the variance decomposition literature rather than asserting that structure determines performance, since the evidence says it explains part of it.

الحدود والنقد

هو لقطةٌ من صورةٍ متحرّكة. يصف الإطار البنية في لحظةٍ ولا يقول شيئًا عن كيفية تغيّر البنية. فالابتكار وتحرير التنظيم والإحلال التقني يعيدون كتابة القوى، ويجب إعادة التحليل لا تحديثه. وفي صناعةٍ سريعة الحركة قد تتقادم النتيجة قبل العمل بها.

والصناعة تفسّر أقلّ مما يدّعي. وهذا هو الاعتراض التجريبي الجوهري. فتفكيك روميلت والعمل الذي تلاه وضعا آثار الصناعة دون آثار وحدة الأعمال بكثير. فالبنية تهمّ، لكنها ليست الحدّ الغالب، وينبغي لكل استعمالٍ للإطار أن يكون أمينًا في أن الدعوى المركزية مسنودة جزئيًّا فحسب.

والمكمّلون غائبون. يعامل الإطار كل طرفٍ مجاور خصمًا ينازع على حوض قيمةٍ ثابت. والمكمّلون يوسّعون الحوض. وفي منافسة المنصات والمنظومات والمعايير ليس هذا تنقيحًا بل إغفالًا بنيويًّا يقلب النتيجة لصنفٍ كامل من الصناعات.

والتعاون غير مرئيّ. فالتحالفات والمعايير المشتركة والبنية التحتية المشتركة والتكتّلات سلوكٌ تنافسي عادي ولا موضع لها في الإطار. فمورّدٌ ومشترٍ يطوّران مكوّنًا معًا يُنشئان قيمةً لا يقرؤها الإطار إلا صراعًا على اقتسامها.

ويفترض حدودًا واضحة للصناعة. فوحدة التحليل هي الصناعة، ويحتاج الإطار أن يكون ذلك الحدّ ذا معنًى. وحيث تتنافس المنشآت عبر قطاعاتٍ متقاربة، كمشغّل اتصالاتٍ يبيع خدماتٍ مالية وإعلامًا، يصير الحدّ اختيارًا، ويتبع التحليلُ الاختيارَ.

استعمل القوى الخمس لتوصيف بنية الصناعة ولتوليد متغيّراتٍ على مستواها، وقل صراحةً إنه إطارٌ تحليلي لا نظرية. وقِس المحدّدات لا القوى، وخذ التفاعلات مأخذ الجدّ، فالتفاعل بين التنافس وسلطة المشتري يحمل معلومةً أكثر من كليهما منفردًا. ودافع عن حدّ الصناعة صراحةً. وأضف المكمّلين في كل سياق منصةٍ أو منظومة. واستشهد بأدبيات تفكيك التباين بدل الجزم بأن البنية تحدّد الأداء، فالدليل يقول إنها تفسّر جزءًا منه.
