Fiedler's model is the point at which leadership research stopped looking for the effective leader and started looking for the effective pairing. Its claim is that effectiveness is not a property of the person and not a property of the setting, but a product of the interaction between them.

Fred Fiedler was an Austrian-American psychologist who worked at the University of Illinois and later the University of Washington, and who spent the nineteen sixties developing and testing the model through field research with military, industrial, and educational groups. Three things came out of that work: a theory of leader and situation fit, an instrument for classifying leadership orientation, and an argument that the practical lever is placement rather than training.

The historical significance is easier to see against what preceded it. Before the nineteen sixties, leadership research was largely trait research, looking for the attributes that distinguish leaders from non-leaders and effective leaders from ineffective ones. That programme had produced long lists and weak predictions. Fiedler's move was to relocate the explanation: effectiveness sits in the fit between a leader's disposition and a situation's structure, which means the same person can be excellent in one context and poor in another without changing at all.

The model can be written as an interaction: effectiveness is a function of leadership style multiplied by situational favorableness. Neither term predicts on its own, which is the whole of the theory in one line and also the reason it must be tested with an interaction term rather than with two main effects. What follows is my own synthesis of the material, written in my own words and grounded in recognized scholarship.

Note: The name contingency is doing real work. It does not mean that leadership is complicated. It means that a prediction about a leader is incomplete until the situation is specified.

نموذج فيدلر هو النقطة التي كفّ عندها بحث القيادة عن البحث عن القائد الفاعل وبدأ يبحث عن الاقتران الفاعل. ودعواه أن الفاعلية ليست خاصّية في الشخص ولا خاصّية في الموقف، بل حاصلَ التفاعل بينهما.

كان فريد فيدلر عالم نفس نمساويّ أمريكيًا عمل في جامعة إلينوي ثم جامعة واشنطن، وأمضى ستّينيات القرن الماضي في تطوير النموذج واختباره ببحث ميداني على جماعات عسكرية وصناعية وتعليمية. وخرج من ذلك العمل ثلاثة أشياء: نظرية في ملاءمة القائد للموقف، وأداة لتصنيف التوجّه القيادي، وحجّة بأن الرافعة العملية هي التنسيب لا التدريب.

ودلالته التاريخية أوضح إن قوبل بما سبقه. فقبل ستّينيات القرن الماضي كان بحث القيادة بحثًا في السمات في معظمه، يفتّش عن الخصائص المميّزة للقادة عن غيرهم وللفاعلين عن غير الفاعلين. وقد أنتج ذلك البرنامج قوائم طويلة وتنبّؤات ضعيفة. وكانت خطوة فيدلر نقلَ موضع التفسير: فالفاعلية تقع في الملاءمة بين نزعة القائد وبنية الموقف، ومعنى ذلك أن الشخص نفسه قد يكون ممتازًا في سياق ورديئًا في آخر من غير أن يتغيّر البتّة.

ملاحظة: اسم «الموقفية» يؤدّي عملًا حقيقيًا. فهو لا يعني أن القيادة معقّدة، بل يعني أن التنبّؤ في شأن قائدٍ ناقصٌ حتى يُحدَّد الموقف.

How the Instrument Works

The Least Preferred Co-worker scale is an unusual instrument, and understanding why it is built the way it is matters more than memorizing its cutoffs.

The procedure is indirect by design. A leader is asked to think of the one person with whom they have found it hardest to work, across their whole career, and then to rate that person on a set of bipolar adjective pairs: friendly and unfriendly, cooperative and uncooperative, trustworthy and untrustworthy, supportive and negative. The scale runs from eighteen to one hundred and forty-four. The rated person is not the object of interest at all; the rating is a projective device, and what is being measured is the rater.

The logic behind the design is that a person who can describe someone they could not work with in reasonably positive terms is signalling that relationships matter to them independently of output. A person who describes the same colleague harshly is signalling that the work is the axis on which they judge. The instrument therefore claims to reach a motivational priority rather than a behavioral preference, which is a stronger claim than most leadership scales make.

The consequential assumption sits underneath all of it. Fiedler treats style as relatively fixed, rooted in stable personality, and not a repertoire that a leader selects from. That assumption is what separates his model from the adaptive frameworks that came after it, and it is the source of both its distinctiveness and its most persistent criticism.

كيف تعمل الأداة

والمنطق خلف التصميم أن من يستطيع وصف من عجز عن العمل معه وصفًا موجبًا معقولًا يشير إلى أن العلاقات تهمّه بمعزل عن الناتج. ومن يصف الزميل نفسه وصفًا قاسيًا يشير إلى أن العمل هو المحور الذي يحكم به. فالأداة إذن تدّعي بلوغ أولوية دافعية لا تفضيلًا سلوكيًا، وهي دعوى أقوى ممّا تدّعيه أكثر مقاييس القيادة.

Three

The Assumptions and What They Prescribe

Four assumptions carry the model, and the fourth is a prescription that almost no other leadership theory makes.

Style is stable. The motivational orientation the scale captures is an enduring, personality-based disposition rather than a situationally adjustable behavior.

Situations determine effectiveness. The same leader can be highly effective in one context and ineffective in another, because situational properties and not individual traits alone drive the outcome.

Leaders cannot easily change style. Unlike situational leadership or path-goal theory, the model does not prescribe leader development as the solution, because it does not believe the relevant variable is developable.

Organizations must engineer fit. The prescription is therefore organizational rather than personal: place leaders in situations that suit them, or change the situational variables so that they suit the leader who is already there.

That last move is worth pausing on, because it inverts the entire applied leadership industry. Hersey and Blanchard's situational leadership and House's path-goal theory both instruct the leader to adapt: read follower readiness or follower need, then adjust. Fiedler says that adaptation is neither possible nor necessary, and that the system rather than the person should be redesigned. Position power can be raised or lowered, task structure can be increased through procedure or reduced through delegation, and leader and member relations can be improved or a leader can simply be moved. The theory is structurally deterministic, and that is a provocative position rather than a modest one.

For a researcher, the practical value of this stance is that it generates a different class of hypothesis. Instead of asking whether a training programme changed leader behavior, it asks whether a placement or a structural change improved outcomes, which is testable in the field with data organizations already keep.

الثالث

الافتراضات وما توصي به

أربعة افتراضات تحمل النموذج، والرابع وصيةٌ لا تكاد تقولها نظرية قيادة أخرى.

الأسلوب مستقرّ. فالتوجّه الدافعي الذي يلتقطه المقياس نزعةٌ دائمة قائمة على الشخصية لا سلوكًا يُعدَّل بحسب الموقف.

المواقف تحدّد الفاعلية. فالقائد نفسه قد يكون شديد الفاعلية في سياق وعديمها في آخر، لأن خصائص الموقف لا السمات الفردية وحدها هي ما يقود المخرَج.

لا يسهل على القادة تغيير أسلوبهم. فخلافًا للقيادة الموقفية ونظرية المسار والهدف، لا يوصي النموذج بتنمية القائد حلًّا، لأنه لا يرى المتغيّر المعنيّ قابلًا للتنمية.

على المنظمات هندسة الملاءمة. فالوصية إذن تنظيمية لا شخصية: ضع القادة في مواقف تناسبهم، أو غيّر متغيّرات الموقف حتى تناسب القائد الموجود فيه.

وتستحقّ هذه الخطوة الأخيرة وقفة، لأنها تقلب صناعة القيادة التطبيقية كلّها. فالقيادة الموقفية عند هيرسي وبلانشارد ونظرية المسار والهدف عند هاوس كلتاهما تأمر القائد بالتكيّف: اقرأ جاهزية التابع أو حاجته ثم اضبط أسلوبك. ويقول فيدلر إن التكيّف ليس ممكنًا ولا لازمًا، وإن النظام لا الشخص هو ما ينبغي أن يُعاد تصميمه. فسلطة الموقع يمكن رفعها أو خفضها، وبنيةُ المهمّة يمكن زيادتها بالإجراء أو إنقاصها بالتفويض، وعلاقاتُ القائد بأعضائه يمكن تحسينها، أو ينقَل القائد ببساطة. فالنظرية حتمية بنيويًا، وهذا موقف مثير للجدل لا موقف متواضع.

والقيمة العملية لهذا الموقف عند الباحث أنه يولّد صنفًا مختلفًا من الفرضيات. فبدل سؤال هل غيّر برنامج تدريبي سلوك القائد، يسأل هل حسّن تنسيبٌ أو تغييرٌ بنيويّ المخرجات، وهذا قابل للاختبار ميدانيًا ببيانات تحتفظ بها المنظمات أصلًا.

Four

The Construct Validity Debate

The scale is the model's foundation and its weakest joint, and doctoral engagement with the theory is largely engagement with this argument.

Three criticisms are standing. The first is about the instrument: it is not clear what psychological construct the score represents. Rice reviewed the evidence in 1978 and found that the score behaves as a measure of attitude toward the task and toward the person, but that the theoretical account connecting it to leader behavior is thin. If a score predicts an outcome without a clear mechanism, the prediction is fragile.

The second is about the fixed style assumption. Research on behavioral flexibility and adaptive leadership indicates that leaders do modify their approach with experience and training, which undermines the premise on which the model's prescription rests. If style is developable, then engineering the situation is not the only lever available.

The third is about the reduction of context to three variables, each treated near-dichotomously. Real organizational situations are multi-layered, culturally embedded, and change over time, and three binary factors producing eight cells may be too coarse an instrument for that.

The empirical record is more mixed than either supporters or critics usually report, and the honest position is worth stating precisely. Meta-analytic work, notably Peters, Hartke and Pohlmann in 1985 and Schriesheim, Tepper and Tetrault in 1994, found support for the model's predicted pattern in some octants and not in others, with the laboratory evidence generally more favorable than the field evidence. That is neither confirmation nor refutation. It is a pattern of partial support that points toward boundary conditions, and boundary conditions are where a contribution is available.

Three contemporary contexts make those boundaries newly researchable. Virtual and remote teams change leader and member relations and task structure at the same time, and the question of which orientation performs under low situational control is genuinely open. Crisis settings, where ambiguity is extreme and formal authority is often diffuse, are a natural test of the model's prediction at the unfavorable extreme. And cross-national settings introduce cultural distance as a confound inside leader and member relations, which raises the question of whether favorableness even means the same thing across cultures. Any of the three is a defensible doctoral question.

Bottom line: Fiedler moved leadership research from traits to fit and supplied an instrument to test it, and the instrument is now the theory's main liability. Use the model for its interaction logic, be explicit about the construct validity debate rather than citing the scale as settled, and take one of the open contexts, virtual work, crisis, or cross-cultural, as the site where the boundary can be specified.
الرابع

نزاع صدق البناء

المقياس أساس النموذج وأضعف مفاصله، والاشتباك مع النظرية في مستوى الدكتوراه هو في معظمه اشتباك مع هذه الحجّة.

ثلاثة انتقادات قائمة. الأوّل في الأداة: ليس واضحًا أيّ بناءٍ نفسيّ تمثّله الدرجة. وقد راجع رايس الدليل عام ١٩٧٨ فوجد أن الدرجة تسلك سلوك مقياسٍ للاتّجاه نحو المهمّة ونحو الشخص، لكن التفسير النظري الرابط بينها وبين سلوك القائد رقيق. والدرجة التي تتنبّأ بمخرَج بلا آلية واضحة تنبّؤها هشّ.

والثاني في افتراض ثبات الأسلوب. فالبحث في المرونة السلوكية والقيادة التكيّفية يشير إلى أن القادة يعدّلون نهجهم فعلًا بالخبرة والتدريب، وهذا يقوّض المقدّمة التي تقوم عليها وصية النموذج. فإن كان الأسلوب قابلًا للتنمية لم تكن هندسة الموقف الرافعةَ الوحيدة المتاحة.

والثالث في ردّ السياق إلى ثلاثة متغيّرات، يُعامَل كلّ منها معاملةً شبه ثنائية. فمواقف المنظمات الواقعية متعدّدة الطبقات، مغروسة في ثقافتها، متغيّرة عبر الزمن، وثلاثة عوامل ثنائية تنتج ثماني خلايا قد تكون أداةً أخشن من أن تلتقط ذلك.

والسجلّ التجريبي أكثر اختلاطًا ممّا يعرضه المؤيّدون والنقّاد عادةً، والموقف الأمين يستحقّ الصوغ الدقيق. فقد وجد العمل التحليلي البعدي، ولا سيّما عند بيترز وهارتكه وبولمان عام ١٩٨٥ وعند شريسهايم وتيبر وتيترو عام ١٩٩٤، إسنادًا للنمط الذي يتنبّأ به النموذج في بعض الخلايا دون بعض، وكان دليل المختبر أرفق عمومًا من دليل الميدان. وهذا ليس تأكيدًا ولا ردًّا، بل نمطُ إسنادٍ جزئيّ يشير إلى شروط حدّية، وفي الشروط الحدّية يتاح الإسهام.

وثلاثة سياقات معاصرة تجعل تلك الحدود قابلة للبحث من جديد. فالفرق الافتراضية والعمل عن بُعد تغيّر علاقات القائد بأعضائه وبنيةَ المهمّة في آن، وسؤال أيّ التوجّهَين يؤدّي تحت انخفاض التحكّم الموقفي مفتوح فعلًا. وسياقات الأزمات، حيث الغموض أقصاه والسلطة الرسمية مشتّتة غالبًا، اختبارٌ طبيعيّ لتنبّؤ النموذج عند الطرف غير المواتي. والسياقات عبر الوطنية تُدخِل المسافة الثقافية مُربِكًا داخل علاقات القائد بأعضائه، وهذا يطرح سؤال هل تعني المواتاةُ الشيءَ نفسه عبر الثقافات أصلًا. وأيّ من الثلاثة سؤال دكتوراه قابل للدفاع.

الخلاصة: نقل فيدلر بحث القيادة من السمات إلى الملاءمة وقدّم أداةً لاختبارها، وصارت الأداة اليوم عبء النظرية الأكبر. استعمل النموذج لمنطقه التفاعلي، وصرّح بنزاع صدق البناء بدل الاستشهاد بالمقياس كأنه محسوم، واتّخذ أحد السياقات المفتوحة، العمل الافتراضي أو الأزمة أو ما عبر الثقافات، ميدانًا لتحديد الحدّ.
