Overview

Field: Strategic Management
Company: Almarai (Saudi Arabia)
Analytical tools: PESTEL, Porter's Five Forces, SWOT, TOWS, BCG, GE/McKinsey, Shell DPM
By: Saif Alghamdi

This evaluation applies the full toolkit of strategic analysis to Almarai, the Middle East's largest food and beverage manufacturer and the world's largest vertically integrated dairy company.

The study moves through seven integrated layers: the company's identity (vision, mission, values, and strategic objectives), its matrix organizational structure and strategic business units, its current strategies at the corporate, business, and functional levels, its external environment (PESTEL and Porter's Five Forces), its internal-external position (SWOT converted into actionable TOWS strategies), its portfolio position (BCG, GE/McKinsey, and Shell directional-policy matrices), and finally a concrete execution plan with KPIs, sustainability commitments, risk governance, and recommendations.

Note on figures and years of record: the most recent full-year results are for fiscal year 2025, revenue of 22.06 billion riyals (up 5.2%) and net profit of 2.46 billion riyals (up 6.2%), with earnings per share of 2.48 riyals and shareholders' equity of 20.53 billion riyals (2025 records, announced 18 January 2026). The prior year 2024 showed revenue of 20.98 billion and net profit of 2.31 billion, up 13% from 2.04 billion in 2023. The original portfolio study was built on the 2024 results; both years are shown here so the trend is visible. Other dated figures carry their own year of record throughout: the 18 billion riyal five-year investment plan (2023 to 2028), sustainability targets set against 2020 baselines for 2030, women's workforce participation above 15% (2024 record), and 10 million donated product packages (2023 record). Figures change over time and should be checked against the latest disclosures on almarai.com.

Three

Organizational Structure & Strategic Business Units

Almarai adopts a matrix structure that balances centralized functions with independent strategic business units (SBUs), giving it operational flexibility and the capacity to manage multiple product lines efficiently. The structure has three principal layers:

1. Corporate level

Led by the board of directors and the CEO, this layer sets general policy, defines long-term strategic direction, and ensures every segment adheres to quality and governance standards. Strategy is steered centrally from headquarters in Riyadh while units execute locally.

2. Strategic business units

  • Dairy and juices: the largest share of revenue and the backbone of the company's growth, the segment on which brand equity was originally built.
  • Bakery: the L'usine and 7Days brands, focused on regional expansion and widening product variety into ready sandwiches and confectionery.
  • Poultry: the Alyoum brand, undergoing development programs to raise efficiency and lower cost per unit.
  • Other activities: farming operations, animal production, and refrigerated transport (Almarai Logistics), the infrastructure that feeds the consumer-facing units.

3. Support functions

Finance, human resources, information technology, sustainability, and procurement operate centrally, serving all business units and creating operational integration across segments.

Why this division succeeds: it grants each unit operational independence, its own market focus, competitors, and cost logic, while preserving a unified brand identity and a central strategy. The matrix means a bakery manager answers both to the bakery unit and to central functions like finance and quality, which keeps standards uniform without suffocating unit-level speed.

Four

Current Strategies on Three Levels

Corporate strategy: balanced growth and regional diversification

  1. Regional expansion: gradual growth beyond Saudi Arabia into the GCC, then Egypt and Jordan. The five-year plan (2023 to 2028) allocates about 18 billion riyals to expand dairy and poultry production and enter new markets in North Africa and South Asia, reducing dependence on the home market and diversifying revenue sources.
  2. Vertical integration: among the region's first companies to apply full vertical integration in dairy, owning cattle farms, feed mills, and packing and distribution facilities. This grants complete control over quality and cost, and explains Almarai's stable pricing and quality edge over rivals dependent on external suppliers.
  3. Strategic diversification: the shift from a dairy specialist to a multi-segment food group (bakery, poultry, juices) protects against market swings and builds a single food basket for the consumer, reinforcing loyalty through the "farm to table" concept.
  4. Alliances and partnerships: the IDJ joint venture with PepsiCo manufactures and distributes juices in Egypt and Jordan, and the company pursues technology alliances in digital analytics and smart supply chains.
  5. Sustainability strategy: a sustainability plan focused on cutting carbon emissions, rationalizing water use, and improving waste management, positioning Almarai as a renewable-energy leader in the Saudi food sector.

Business strategies per unit

  • Dairy and juices, product differentiation: quality, consistent taste, flavor innovation, and healthy low-fat, low-sugar lines.
  • Bakery, horizontal growth: expansion into new categories such as ready sandwiches and confectionery under L'usine and 7Days.
  • Poultry (Alyoum), operational improvement: cost reduction and productivity gains through farm automation and packaging development.
  • Agriculture and logistics, cost leadership: minimizing feed and transport costs and raising logistics efficiency.

Functional strategies

  • Marketing: a unified brand identity built on trust and quality, heavy investment in digital advertising and social engagement, and loyalty programs strengthening the bond with the end consumer.
  • Production and operations: automated lines, artificial intelligence in milk-quality and supply monitoring, and lean manufacturing to cut waste.
  • Human resources: attracting and training national talent in line with Saudi Vision 2030, plus leadership and middle-management development programs.
  • Finance and investment: directing capital to the most profitable segments (dairy and poultry) with tight cost control and monitoring of ROA, ROE, and gross margin.
  • Digital transformation: digitizing sales and supply-chain operations with AI and data analytics, and developing smart apps for ordering and distribution tracking.
The integrated effect: this three-level system, growth choices at the top, competitive positioning per unit, and functional excellence underneath, is what has preserved Almarai's leadership despite intense competition and economic shifts.

Five

External Environment: PESTEL & Porter's Five Forces

PESTEL analysis

  • Political (moderate to high impact): a stable Saudi environment with government support for agriculture and food through food-security and self-sufficiency programs gives Almarai advantages in funding and expansion; customs policies and feed subsidies, however, affect production costs.
  • Economic (high impact): the sector is exposed to fuel, transport, and feed price swings and global inflation, yet the strength of the Saudi economy and rising household income keep demand steady; Vision 2030 reforms have boosted investment in national industry.
  • Social (very high impact): changing regional lifestyles have raised demand for healthy, protein-rich products, met by Almarai's healthy low-sugar lines; consumer trust in the Almarai name is itself a pillar of market power.
  • Technological (high impact): heavy investment in production and supply-chain automation, advanced digital systems for milking, packing, and distribution, and smart solutions cutting waste and lifting quality.
  • Environmental (high impact): water scarcity and high energy consumption are met with an ambitious sustainability strategy, water rationing on farms and a gradual shift to renewables.
  • Legal and regulatory (moderate impact): oversight by the Saudi Food and Drug Authority and Gulf regulators, consumer-protection and competition law, and strict environmental standards for farming; a compliance burden that also raises trust in the products.
PESTEL summary: the external environment encourages growth but is operationally complex; political and social factors offer strong support, while economic and environmental factors demand precise cost and sustainability management.

Porter's Five Forces

  • Supplier power, moderate to high: Almarai owns farms and feed sources, but imported feed is exposed to global price swings; vertical integration softens the effect.
  • Buyer power, high: consumers have many local and international dairy alternatives and real price sensitivity in mid-price categories; Almarai answers with quality differentiation to reduce price sensitivity.
  • Threat of substitutes, moderate: plant-based dairy and imported juices are growing; Almarai responded with lactose-free and healthy lines to match the trend.
  • Threat of new entrants, low: very high entry barriers from the scale of investment required in farms, plants, and distribution; Almarai's capital and brand advantages are decisive.
  • Rivalry, high: strong Gulf competition from NADEC, SADAFCO, Nadia, and Puck (Arla Foods); Almarai still leads on market share and continuous innovation.
Porter summary: a fiercely competitive market, but Almarai holds a solid differential advantage built on chain integration, brand strength, and distribution reach; continued innovation is the price of keeping the lead.

Six

SWOT Analysis & the TOWS Matrix

Strengths

  1. Full vertical integration: control of every production stage, from cattle raising and feed cultivation to manufacturing and distribution, yields unique quality and cost control and less exposure to raw-material price swings than competitors.
  2. Brand equity: one of the Arab world's strongest brands, highly ranked in Brand Finance's Saudi listings and deeply trusted by consumers.
  3. Massive regional distribution network: a huge refrigerated fleet and distribution centers covering more than 100,000 outlets, the widest reach in the region.
  4. Product and segment diversification: four main fields (dairy, juices, bakery, poultry) reduce single-source dependence and add flexibility against demand swings.
  5. Strong finances and cash stability: robust cash flows, a balanced funding structure, and stable credit ratings enable expansion without debt strain.
  6. Continuous product innovation: yearly launches tracking health trends (protein, low-sugar, lactose-free) sustain loyalty and attract new segments.
  7. Sustainability and CSR commitment: environmental and social programs, with awards in energy efficiency and emission reduction, strengthen public standing.

Weaknesses

  1. High operating-cost structure: running the full chain demands heavy fixed investment in farms, plants, and transport, squeezing margins when prices fall.
  2. High dependence on the local and regional market: most revenue still comes from Gulf markets, exposing the company to regional recession or subsidy changes.
  3. Revenue sensitivity to feed and energy prices: imported feed is a large share of production cost, exposed to geopolitical crises and freight costs.
  4. Relatively slow digital transformation: data management and direct customer engagement remain early-stage against global benchmarks.
  5. Diversification-management challenges: breadth from dairy to poultry adds administrative complexity in resource allocation and operational control.

Opportunities

  1. Growing demand for healthy and sustainable foods (protein, low-sugar, organic).
  2. Expansion into North Africa and South Asia, where demand for trusted imported food is rising.
  3. AI and smart systems in production and distribution to cut costs and raise efficiency.
  4. The renewable-energy transition, solar power at plants and farms bringing long-term savings.
  5. Additional international partnerships in nutrition and dairy to lift innovation and expansion.

Threats

  1. Intense local and regional competition (NADEC, Al Safi, SADAFCO) with converging prices and promotions.
  2. Global feed and raw-material price volatility, geopolitical events have destabilized grain supply chains and directly threaten margins.
  3. Regulatory and legislative change in agricultural subsidies or water and environment policy.
  4. Consumer shift toward plant-based alternatives (almond, oat) that could erode traditional dairy sales without fast adaptation.
  5. Environmental and climate risks, drought and rising temperatures pressuring farming and animal production.

From SWOT to TOWS: four strategy families

  • SO (strengths times opportunities): active regional expansion using distribution muscle and brand power; healthy-product innovation (high-protein, low-sugar) built on innovation capability and vertical integration; a green transition investing 1 to 2% of revenue in solar projects; and operations digitization using the logistics infrastructure.
  • WO (weaknesses times opportunities): comprehensive digital transformation on a unified ERP linking customers, inventory, and sales in real time; export-led expansion to nearby African markets through Saudi ports; renewable energy to cut operating costs; and managerial development training unit leaders in diversification and segment-profitability analysis.
  • ST (strengths times threats): value differentiation sustaining loyalty on trust and Saudi quality; agricultural independence through feed farms inside and outside the Kingdom; entry into plant-based milk under the Almarai name to capture the shifting segment; and environmental resilience via smart irrigation and water management.
  • WT (weaknesses times threats): operational restructuring merging low-profit lines and cutting administrative cost; a direct-to-consumer digital app; risk diversification targeting 60% Gulf and 40% export sales within five years; and ISO 50001 energy-management adoption in plants and farms.
The four resulting strategic paths: regional growth, healthy and sustainable product innovation, digital and operational transformation, and environmental-financial resilience. Together they are the practical translation of the entire SWOT.
السادس

تحليل SWOT ومصفوفة TOWS

Portfolio Analysis: BCG, GE & Shell Matrices

Three complementary portfolio tools are applied. The original study rested on Almarai's 2024 results (revenue 20.98 billion riyals, net profit 2.31 billion); the picture holds in the newer 2025 results (revenue 22.06 billion, up 5.2%; net profit 2.46 billion, up 6.2%; 2025 records announced 18 January 2026), where poultry in particular gained economies of scale from its expansion project, exactly the "question mark to star" trajectory the matrices anticipated. BCG classifies by market growth and relative share; GE/McKinsey scores nine cells of market attractiveness against business strength; Shell's directional policy matrix converts position into investment direction.

BCG matrix

  • Stars, dairy and juices: over 60% of annual revenue, a growing market (natural juices, healthy dairy), the largest market share in Saudi Arabia and the Gulf against NADEC and SADAFCO. Strategy: maintain and invest; this is the company's heart and its primary cash source.
  • Question marks, poultry (Alyoum): a strongly growing Saudi market requiring heavy infrastructure and feed investment; Almarai's share still trails competitors such as Tanmiah and Al-Watania, and profitability remains limited. Strategy: selective investment to convert it into a star through efficiency and cost reduction.
  • Cash cows, bakery (L'usine and 7Days): stable moderate growth, steady cash profit with no heavy investment needs, roughly 10 to 15% of total revenue at stable margins. Strategy: harvest, funding the growth units.
  • Dogs, agricultural and service activities: feed farms and non-core services that support the supply chain but generate no direct profit in low-growth markets with high operating costs. Strategy: divest or restructure into support units or outsourced services.

GE/McKinsey nine-box matrix

Market attractiveness is scored on demand growth, competition, sector profitability, economic and regulatory stability, and expansion prospects; business strength on relative share, customer loyalty, brand power, operational efficiency, and financial-managerial capability.

  • Dairy and juices, very high attractiveness and very strong unit: invest and grow; keep expanding regionally, innovating in healthy products, and targeting new markets. An absolute strategic priority.
  • Bakery, medium attractiveness and strong unit: hold and improve; raise efficiency and profitability without over-expansion in a near-saturated market with loyal customers.
  • Poultry, high attractiveness and medium strength: selective investment; additional funds for production efficiency and lower cost toward a leadership position, the "future star."
  • Agriculture and logistics, low attractiveness and medium strength: restructure or reduce; treat as a supporting field rather than an independent profit source.

Shell directional policy matrix

  • Dairy and juices, invest to grow: keep pumping investment into production lines and innovation, and widen regional presence in new markets.
  • Poultry, selectively invest: directed investment in productivity and lower feed and transport cost until it becomes a "star" unit.
  • Bakery, harvest and maintain: protect profitability and operational efficiency without major expansion.
  • Agriculture and logistics, divest or restructure: convert the activity into a logistics support unit (a cost center) rather than a profit center.
Combined reading: all three matrices converge on one verdict: a strategically balanced portfolio of growth units (dairy, poultry), cash units (bakery), and support units (agriculture). The recommended allocation directs about 60% of investment spending to the growth units and 40% to efficiency improvement elsewhere, giving high strategic flexibility and dampening overall profit volatility.

Roles and governance

The board approves the plan and monitors execution from a governance standpoint; senior executives coordinate units against budgets and timelines; unit managers deliver sector initiatives; support departments provide tools and systems; and digital-transformation and sustainability teams track technical and environmental KPIs and report periodically. Monitoring runs through a monthly performance dashboard, quarterly executive meetings, annual variance reviews, and a risk-governance system proposing contingency plans.

KPIs on four levels (targets for 2025 to 2030)

  • Financial: revenue growth 10 to 12% per year; gross margin at or above 35%; ROA at or above 8%; ROE at or above 15%; debt-to-equity at or below 0.7; consistently positive operating cash flow.
  • Operational: production efficiency at or above 85% of capacity; unit cost down 10% within 3 years; on-time delivery at or above 97%; manufacturing waste at or below 2%; inventory turnover at or above 10 times per year.

The measurement philosophy: a balanced-scorecard logic ties every KPI to a strategic objective, financial indicators measure growth and profitability, operational ones efficiency, marketing ones loyalty and standing, and sustainability ones alignment with Saudi Vision 2030's food-security and environmental principles. Results are reviewed quarterly and reported to the board with improvement recommendations. Execution rests on continuous improvement and a culture of empowerment with accountability: unit leaders decide freely and answer for results.

  • Community engagement: continued support for food-security and relief programs, including more than 10 million free product packages donated in charity campaigns (2023 record).

Governance and ethics

A strict governance framework aligned with Capital Market Authority regulations: audit and nomination-remuneration committees, public annual sustainability reports, a zero-corruption policy with full financial disclosure, and an internal whistleblowing system safeguarding institutional integrity. The strategy intersects directly with three Vision 2030 axes: a thriving economy (agricultural and industrial value-chain investment and citizen employment), a vibrant society (healthy products raising quality of life), and an ambitious nation (governance, transparency, and social responsibility).

Risk map and mitigation

  • Operational: supply-chain disruption (mitigated by supplier diversification, strategic stockpiles, and long-term contracts); production-cost inflation (solar and energy-efficiency investment targeting 10 to 15% cost cuts); food-safety incidents (ISO 22000 and HACCP, automated daily inspection, staff training); cold-chain dependence (fleet renewal and IoT temperature monitoring).
  • Financial and economic: currency volatility in Egypt and Jordan (hedging with forward contracts); interest-rate rises (diversified funding across bank loans and sukuk); regional recession (focus on staples and digital sales).
  • Environmental and climate: water scarcity (water-saving irrigation and external farms in water-rich regions); climate change (sustainable practices and drought-resistant varieties); tightening environmental regulation (pre-emptive compliance and regulator engagement).
  • Legal and regulatory: food or tax law changes (continuous legislative monitoring and an internal legal unit); potential litigation (comprehensive insurance and an effective compliance unit).
  • Strategic: digital-transformation failure (professional PMO and senior-management reviews); consumer shift to alternatives (new plant-based and healthy lines); global-brand competition (local-quality excellence and "Made in Saudi" trust).
The risk architecture: an enterprise risk management (ERM) system anticipates, scores, and pre-plans responses; a board-level audit and risk committee oversees it; risks are re-rated quarterly by priority; and a business continuity plan covers emergency scenarios from production stoppage to natural disaster, updated annually as the economic and regulatory environment shifts.
