Strategy is the set of deliberate choices an organization makes about where it will compete and how it will win there. It is fundamentally about choice, and specifically about what to say no to, because a strategy that tries to be everything to everyone is not a strategy at all, just a wish to succeed.
The most common misunderstanding is to confuse strategy with a plan or a goal. Wanting to grow is a goal, not a strategy; a list of projects is a plan, not a strategy. Strategy is the reasoning that connects the two: the specific choices about which markets to serve, which customers to win, and what advantage will make winning them possible, from which the goals and plans then follow. Without those choices, an organization is simply working hard in every direction and calling the result a strategy.
This framework describes strategy as a disciplined sequence of analysis and choice, drawing on the established tools of competitive strategy such as Porter's five forces and the logic of where to play and how to win. It is written to be reusable across organizations and aligns to that recognized thinking without reproducing its text.
الاستراتيجية مجموعة الخيارات المتعمَّدة التي تتّخذها المنشأة حول أين تنافس وكيف تفوز هناك. وهي في جوهرها عن الاختيار، وتحديدًا عمّا تقول له لا، لأن استراتيجيةً تحاول أن تكون كل شيءٍ للجميع ليست استراتيجيةً أصلًا، بل مجرّد أمنيةٍ بالنجاح.
أشيع سوء فهمٍ خلط الاستراتيجية بخطةٍ أو هدف. فإرادة النمو هدفٌ لا استراتيجية؛ وقائمة مشاريع خطةٌ لا استراتيجية. والاستراتيجية هي الاستدلال الذي يصل الاثنين: الخيارات المحدَّدة حول أي الأسواق تُخدَم، وأي العملاء يُكسَبون، وأي ميزةٍ ستجعل كسبهم ممكنًا، ومنها تتبع الأهداف والخطط. وبلا تلك الخيارات، المنشأة تعمل بجدٍّ في كل اتجاهٍ وتسمّي الناتج استراتيجية.

Sound strategy begins with clear-eyed analysis of two things: the outside world the organization competes in, and the inside capabilities it competes with. Strategy that skips this and jumps straight to ambition is guessing.
The external analysis asks how attractive and how contested the organization's arena is. A well-known lens examines the competitive forces that determine how much profit an industry allows: the rivalry among existing competitors, the threat of new entrants, the threat of substitutes, and the bargaining power of both suppliers and customers. Together these forces explain why some industries are structurally profitable and others are brutal, and understanding them tells an organization where the profit pools are and how they are defended.
External analysis shows where value can be captured, but internal analysis shows whether this particular organization can capture it. The question is what the organization is genuinely good at, its distinctive capabilities and resources, and whether those provide an advantage that is valuable, rare, and hard to imitate. A profitable arena is worthless to an organization that has no advantage to compete in it, so strategy lives at the intersection of an attractive opportunity outside and a real capability inside.
الاستراتيجية السليمة تبدأ بتحليلٍ صافي النظر لأمرين: العالم الخارجي الذي تنافس فيه المنشأة، والقدرات الداخلية التي تنافس بها. واستراتيجيةٌ تتخطّى هذا وتقفز للطموح مباشرةً تخمّن.
التحليل الخارجي يسأل كم ميدان المنشأة جاذبٌ ومتنازَع عليه. وعدسةٌ معروفة تفحص القوى التنافسية التي تحدّد كم من الربح تسمح به صناعة: التنافس بين المتنافسين الحاليين، وتهديد الداخلين الجدد، وتهديد البدائل، والقوة التفاوضية للمورّدين والعملاء معًا. وهذه القوى معًا تفسّر لماذا تكون بعض الصناعات مربحةً بنيويًا وأخرى قاسية، وفهمها يخبر المنشأة أين برك الربح وكيف تُدافَع.

Having understood the landscape, the organization must decide how it intends to win. Competitive positioning is the choice of the fundamental basis on which it will offer more value than its rivals, and the classic insight is that trying to win on everything at once wins on nothing.
There are broadly two ways to create competitive advantage. One is to be the low-cost provider, running more efficiently than anyone else so you can compete on price and still profit. The other is to differentiate, offering something distinctive enough that customers will pay a premium for it. Both can succeed, but they require different, often opposing, choices about how the organization is built, which is why trying to do both at once usually produces an organization that is neither cheap enough nor distinctive enough to win.
The danger is being caught in the middle, neither the cost leader nor genuinely differentiated, which leaves an organization vulnerable to competitors who have chosen clearly. This is why strategy requires the discipline to commit: a differentiator must be willing to bear higher costs to deliver its distinction, and a cost leader must be willing to forgo features that would raise its cost, and an organization unwilling to accept either trade-off ends up making neither choice well.

الخطر أن تُحبَس في الوسط، لا قائد تكلفةٍ ولا متمايزٌ حقًّا، ما يترك المنشأة عُرضةً لمنافسين اختاروا بوضوح. ولذا تتطلّب الاستراتيجية انضباط الالتزام: فالمتمايز يجب أن يقبل كلفةً أعلى ليسلّم تمايزه، وقائد التكلفة يجب أن يتخلّى عن ميزاتٍ ترفع كلفته، ومنشأةٌ ترفض قبول أي مقايضةٍ تنتهي لا تُحسِن أي اختيار.
Strategy can be reduced to two connected choices that must fit each other: where the organization will compete, and how it will win where it does. Getting either wrong, or letting the two contradict, undoes the whole strategy.
Where to play defines the arena: which markets, which customer segments, which products and channels the organization will focus on, and, just as importantly, which it will deliberately not. How to win defines the advantage: the specific reason customers in that chosen arena will prefer this organization over the alternatives. The two must reinforce each other, because a winning formula in one arena often fails in another, and choosing where to play without a matching way to win is choosing a battlefield with no weapon.
A worked illustration shows the discipline. A company might choose to play only in the premium segment of its market, serving customers who value quality over price, and choose to win there through superior design and service that those customers will pay for. Those two choices fit: the where supports the how. The same company trying to also serve the budget segment, where its costly design and service are a disadvantage, would be making a where-to-play choice that contradicts its how-to-win, and would lose in the new arena while diluting its strength in the old one.

ومثالٌ محلول يوضّح الانضباط. قد تختار شركةٌ اللعب فقط في الشريحة الفاخرة من سوقها، تخدم عملاءً يقدّرون الجودة على السعر، وتختار الفوز هناك بتصميمٍ وخدمةٍ متفوّقين يدفع لهما أولئك العملاء. وهذان الخياران يتلاءمان: «الأين» يسند «الكيف». والشركة نفسها إن حاولت أيضًا خدمة الشريحة الاقتصادية، حيث تصميمها وخدمتها المكلفان عيب، تكون تتّخذ خيار «أين تلعب» يناقض «كيف تفوز»، فتخسر في الميدان الجديد وتُميّع قوّتها في القديم.
A strategy that is not executed is worthless, and execution is where most strategies fail. The gap between a clear strategy and daily action is bridged by alignment: making sure that the organization's structure, resources, and measures all point the same way the strategy does.
Execution requires the strategy to be translated into concrete priorities, resourced deliberately, and reinforced by how people are measured and rewarded. If the strategy says to win through customer intimacy but the organization measures and rewards only short-term sales volume, the measures will win and the strategy will lose, because people optimize what they are held to. Aligning the capabilities the organization builds, the initiatives it funds, and the metrics it tracks with the chosen strategy is what turns intent into reality.
The hardest part of execution is stopping things. A new strategy usually implies that some existing activities no longer fit, and continuing to fund them starves the new priorities and signals that the strategy is not real. Deliberately withdrawing resources from what the strategy deprioritizes is as important as investing in what it favors, and an organization unwilling to stop anything cannot genuinely start something new.

أصعب أجزاء التنفيذ إيقاف الأشياء. فاستراتيجيةٌ جديدة تعني عادةً أن بعض الأنشطة القائمة لم تعُد تلائم، ومواصلة تمويلها تُجوّع الأولويات الجديدة وتُشير إلى أن الاستراتيجية غير حقيقية. وسحب الموارد المتعمَّد ممّا تخفّضه الاستراتيجية مهمٌّ كالاستثمار فيما تفضّله، ومنشأةٌ ترفض إيقاف أي شيءٍ لا تستطيع حقًّا بدء شيءٍ جديد.
